Model number project management of aero-engine and combustion gas turbine is thetypical field in project management technology. The lead time of engine is long and alsowith high level difficulties, then as the rapid growth of capital invested in research anddevelopment of aero-engine and combustion gas turbine in our country, SF Institute changedtheir model number project management from “one model number” to “multi modelnumber”, work tasks increase sharply, multi model numbers missions carry out highly inparallel, so at present SF Institute face the new situation that is to develop multi modelnumbers project simultaneously. Meanwhile, the growth speed of various kinds of resourceis not in the same proportion, research and rate of progress become the focus of differentkinds of contradictions, which leads serious conflicts between projects, produces impacts tooriginal project organization structure, and also affects the progress of development, requiressufficient time on management, carries forwarder with resource constraint under right orderuntil it can accomplish many intended target.This thesis analyzed organization of scientific research and management mode of SFInstitute at current generation; combined the character of design and research of aero-engine,integrated multi-project management theory, studied how to build and optimizeorganizational system to make it apply to multi-project.First this thesis sorted out the topic background, matrix organization structure and multiproject management theory, did deep analysis of current situation and problems exist in SFInstitute, then proposed the multi project management policy according to the problems andmain contradiction; the emphasis of this thesis is state the optimization of multi-projectmanagement of matrix organization in SF Institute, discussed how to build a projectorganization system which is matrix, flexibility, multi-project in parallel, it would intensifylengthways plan management and optimize transverse resource configuration management,thereby the whole institute could arrange schedule reasonably, use resource efficiently,decrease executive conflicts of different projects, guarantee to realize targets of variousprojects. Besides, this thesis also discussed the implementation plan of information platformbase on multi-project, as the isotopic carrier of theories and method application of projectmanagement, it elaborated the goal of platform implement and top planning scheme in details, described the function design situation of management module and resource controlintensively, introduced process analysis, interface, function realization of detailed design andimplementation.In the end, this thesis did outlook on integrated management and quality control andother mange filed extension base on multi-project and concurrent engineering.
