| In order to adapt to the rapid development of the Internet,more and more IT companies have started to take the road of agile development,using the "small steps" development model to accelerate the iteration of product updates.Multi-project operation can help companies shorten the product development cycle and reduce R&D costs,so that they can understand and meet the needs of target users faster with minimal trial and error,and can quickly capture the market.However,in the IT industry,due to frequent requirement changes,mixed developer capabilities,and unreasonable allocation of project resources,enterprises often encounter project delays when implementing multi-project operations.Therefore,how to achieve better and faster product updates and iterations through multi-project operations,while rationalizing project resources and saving the company’s operating costs is a pressing issue for IT companies to solve.In order to understand the difficulties of multi-project schedule management in IT companies and find corresponding solutions,this paper conducts a case study around multi-project schedule management in CC company,summarizes the problems of multi-project schedule management in the company and the solutions with the key chain as the core,and evaluates the effectiveness of the solutions by piloting the solutions in projects A and B.The study found that,first of all,the problems of the case companies in multi-project schedule management mainly include:lack of reasonable judgment of multi-project priorities,unclear planning of project requirements,unreasonable project staffing,confusion in resource management in multi-projects,and no reasonable use of multi-project schedule management tools.Secondly,this paper gives solutions to help the company improve its multi-project schedule management system by optimizing the multiproject priority assessment method,reasonably controlling the project demand version,optimizing staffing according to the project staff capacity,strengthening project schedule management and optimizing multi-project resource allocation with the key chain method as the core method,and reasonably setting project buffers using the cut method of the key chain method.Finally,the key chain method is used as the core solution in the pilot of Project A and Project B of CC Company.The problem of uneven distribution of project resources was solved by the "old with new"approach;the problem of uneven distribution of project resources was solved by the priority of multiple projects;the project manager was required to strictly control the requirement version to reduce the risk of project delay by reducing the requirement changes during project development;finally,the project buffer zone was reasonably set to dynamically monitor the project resources and project progress.Finally,the project buffer was set up to monitor the project resources and project progress dynamically;finally,the duration of Project A and Project B were shortened by 19%and 41%compared with traditional project management.The study concludes that the critical chain management method,with the core of controlling requirement versions,optimizing multi-project priorities,and optimizing project staffing as auxiliary,provides a practical solution for multi-project schedule management in IT companies.At the same time,this paper addresses the calculation of buffer zone of critical chain method,optimization and allocation of multi-project resources,which can also be applied to non-IT industry,and provides theoretical implications for future research on multi-project schedule management. |
