With the acceleration of China's digital development process,new requirements are put forward for the upgrading and transformation of the software industry,using the project-based model to manage the R?D process is common in the software industry,but the project schedule management,as one of the core of project management,is often missing.This paper describes how to use scientific management technology and methods when the software R?D project encounters the lack of schedule management and formulates a reasonable project schedule and ensure the smooth implementation of the project by taking the budget software R?D project of YN company as the research object.At the start of the budget software R?D project of YN company,there is a lack of specific schedule management measures,so it is necessary to formulate the project schedule.Firstly,the scope of the project is determined by defining activities,then the project personnel use the Program Evaluation and Review Technique(PERT)to estimate the duration of activities after arranging the sequence of activities,consequently obtain the project schedule combined by using the critical path method(CPM).However,the total duration of the project couldn't meet the needs of customers.Considering that there are a lot of resource conflicts in the project and the time redundancy of activity estimation,constraint theory follows the idea that the constraints existing in the project can be optimized by improving the project,so the key chain technology is selected to optimize the project schedule.In the optimization process,firstly,the safe time is eliminated,and considering the information flow direction between project R ? D activities,the design structure matrix(DSM)is introduced to improve the execution sequence of activities.Then the key chain is determined after solving the bottleneck of project resources.Next we introduce calculation parameters including elastic coefficient and position coefficient to calculate the schedule buffer in order to absorb the uncertainty of the project,then obtain the optimized project schedule.By comparing the project schedule before and after optimization,it can be seen that the total duration of the project is greatly shortened.And Monte Carlo method(MCM)is used to simulate the project process by using Oracle Crystal Ball software in order to further verify the effectiveness of the time schedule.The results show that the key chain technology is effective in optimizing the project construction period.Finally,considering that the project implementation process also needs scientific management methods,it is proposed to use the three-color monitoring method to monitor and ensure the project progress.In order to improve the accuracy of the three-color monitoring method in practical use,the parameter of chain completion ratio is introduced to improve the monitoring model,and the common guarantee measures are also illustrated.
