With the guidance of national policies and the needs of information development,architectural design enterprises are building management information systems in line with their own development strategies.However,facing the complex business management processes and personnel relations in the design industry and the increasingly strict requirements of customers,the effects of some information system projects are not ideal,and there are often cases of out of control scope management,cost overrun or schedule overrun,As the basis of project management,scope management is particularly prominent.Taking GH Design Group's integrated management information system project as an example,this thesis studies its problems in scope management,and optimizes it with the help of appropriate theories and methods.This thesis first introduces the development strategy,business process and organizational structure of GH design group,and then systematically analyzes the scope management process based on the understanding of architectural design consulting industry and the particularity of the industry,taking PMBOK scope management and agile management as the theoretical basis.After the analysis,it is found that there are many problems in the scope management of the project,such as the developed functions do not meet the customer's expectations,the contents of the prepared requirements documents are omitted,the requirements of different business departments are not differentiated at the same time,resulting in the failure to complete on schedule in the end,and so on.Then it makes an in-depth analysis of the scope management problems found,and finds out the root causes of the problems.Then try to find solutions from two aspects: one is to standardize and standardize the management process,and the other is to vigorously improve the methods and means of scope management.As for the optimization of scope management process,on the basis of absorbing and learning from the management ideas of PMBOK and scrum,and combined with the actual situation of the project,the management process of planning scope management,demand extraction,demand feedback and demand sequencing is formulated,which takes into account the principles of planning and adaptability.In view of the common problems of frequent demand changes in the management information system project,resulting in backward progress or cost overrun,a targeted and executable demand confirmation and demand change management process is designed according to the characteristics of the project.As for the improvement of scope management method,for the requirement extraction part,the quality function deployment method(QFD)is used to decompose the business requirements into product requirements one by one,and finally into software requirements.Ensure that the demand is free from deformation,gold plating and spread,and has good traceability.For the demand ranking part,the Kano model and classification management method are used to set the classification and weight of demand index items,and then comprehensively calculate the actual score of each demand.In this way,the development plan can be formulated according to the priority of requirements under the condition of limited resources,so as to effectively improve user satisfaction.
