The Central Government advocates the development of media integration nationwide.Nowadays,in the context of the omnimedia era,promoting the in-depth integration of traditional media and periodicals with emerging media on the Internet has become a trend and a new issue for media groups.As an old news publishing group,Group C has already established a media convergence business mechanism.However,the existing information technology system could hardly meet the business needs in the new environment of media convergence.At the same time,the group's demand for information technology convergence construction is becoming increasingly obvious and putting forward the demand for a new set of omnimedia system platforms for convergence development.As a result,Group C intends to reshape the media convergence work-flow by building a omnimedia acquisition system project that meets the group's needs,so as to build an acquisition system platform that supports the production and operation of omnimedia business.In addition,during the scope management process of Group C's omnimedia acquisition system project,it appeared that the project scope was difficult to control accurately,which was manifested in unclear project boundaries,large changes in requirements,and spreading system functions.In this paper,it takes the construction of Group C's omnimedia acquisition system project as an example and uses the scientific theory of project management to guide project scope research and practice.Besides,the fishbone diagram analysis method is used to analyze the problems of scope management of Group C's media acquisition system as well as find out the crux of the project scope management problems,i.e.,the main reasons affecting the project scope management of Group C's omnimedia acquisition system are that the project requirements are not analyzed properly due to the complicated requirements proposed by stakeholders,the project work breakdown structure is not handled reasonably,and the scope change control is insufficient.After analyzing the main causes of the project scope management problems,the project scope management is optimized.In response to address the problem of the project stakeholders of Group C and the unclear requirements hierarchy,it analyzes the project stakeholders matrix to confirm the direction of the requirements concerns of different levels of Group C.After that,it organizes a discussion and research by level to establish requirements tracking matrix.And then,it organizes discussion and research by level,uses the prototype method to assist the accuracy of requirements research,as well as establishes the requirements tracking matrix.Drawing on the importance of the stakeholder analysis,the collected requirements are categorized and identified to clarify the requirements specification and adjust the granularity of the work breakdown structure.Also,for the problem of insufficient scope change control,it strengthens the control of project scope,establishes a project change control committee,and clarifies the change control process.Ultimately,the scope is confirmed through a phased acceptance review approach.This paper addresses the problem of unclear scope and poor management of this project through the project scope management study of Group C's omnimedia acquisition system.Meanwhile,the research results have certain reference value and significance for how to design and plan the scope of the system in the news media industry's omnimedia platform as well as how to strengthen the scope management of similar projects.
