In recent years,with the decrease of the price of electronic products,the unit price of semiconductor discrete device is decreasing year by year,and the cost of labor,raw materials and environmental protection is increasing,which makes the profitability of the industry is affected.How to reduce cost,improve efficiency,improve quality and fast delivery has become a problem that companies need to solve.As the most advanced and efficient production mode,lean production has been recognized and applied in more and more enterprises.It becomes an important method for enterprises to reduce costs and improve efficiency.G company is a manufacturer of semiconductor discrete devices in China.The main products are diodes,triodes,bridges,etc.In recent years,the axial product demand has decreased,and the demand of micro device products has increased.The production capacity and delivery of micro device products can not meet the needs of customers.This paper based on the S line of G company,using the theory and method of lean production to research,design and implement the improvement plan for the existing problems.This paper first introduces the theory of lean production,then it introduces the current situation of S line,analyzes the value flow of SOT23 by using the method of VSM,and finds out the main waste in the production process: long production cycle,large WIP inventory,low OEE of key process,high frequency and longtime of lot change,and large waste of handling,etc.The reasons for these problems are: Production discontinuity,high equipment failure rate,unscientific lot changing method,unreasonable process and layout,etc.Using the tools of lean production: Cell production,SMED,TPM,etc.to make the improvement plan.According to the characteristics of semiconductor industry,the waste of WIP inventory and handling can be reduced by establishing continuous flow and adjust and adjust site layout;the lot change waste can be reduced by the continuous production mode of "Combined lots production,separate lots turnover";through the method of SMED to achieve fast lot change,reduce equipment downtime and improve the OEE by implementing TPM.At last,introduce how to establish organization and guarantee measures to implement lean production.Through the improvement,the key performance of S line has been significantly improved,and the expected improvement goals have been achieved.
