This article takes GB's suit top production line as the research object.Starting from the current situation of the company and the suit top production line,it is found that the GB company suit top production line has problems such as chaotic production layout and unbalanced production line.These problems lead to low production efficiency and difficult to complete order requirements.Therefore,based on the lean production theory,this paper studies the balance of GB's suit top production line.Firstly,on-site investigation was conducted on the GB production line of the suit,and the balance of the production line was determined through the operation time measurement.The problems in the production process of the suit were found and the reasons for the imbalance of the production line were analyzed.Then,according to this,a set of production line improvement and optimization plan is developed,that is,the production line balance three-step method,which mainly includes production layout optimization,production line balance optimization and production management optimization.Then follow the three-step method to improve sequentially.The first step is to analyze the current production layout logistics situation of the production workshop,re-layout the production line according to the SLP principle,reduce the amount of transportation,and then verify the rationality of the optimized layout.In the second step,according to the histogram and simulation model of the standard working time of the suiting production line,the unreasonable process is found,and the “5W1H” questioning method,the “ECRS” principle,the two-hand motion analysis,the manmachine operation analysis and other methods are used to optimize the production line.Make the work time of each station tend to be consistent.The third step is to optimize the production management from four aspects: incentive mechanism,6S management,operation standard,TPM management and quality of personal,and finally achieve the balance of production line to the greatest extent.In the end,the balance of the production line was improved through the three-step optimization of the production line balance.The daily moving distance was reduced by 41.8%,the production line balance rate was increased to 83.9%,and the maximum daily production capacity of the production line increased from 188 pieces/day to 288 pieces/day.The optimized production site logistics is smooth and reduces unnecessary waste.In addition,while the production line balance rate is improved,the on-site environment of the production workshop is also improved,the basic quality of employees is improved,and indirect economic benefits can be brought to the enterprise.The research in this paper is very good to apply lean production to the improvement of production lines of enterprises,to achieve better improvement effect,and to effectively improve the production efficiency of suits.In addition,the research methods and processes have certain reference significance for the optimization of production line balance in the same industry.
