With the arrival of the new normal of "decelerating,improving quality and increasing efficiency" economy in China,the market demand is changing,the cost of resource elements is rising,the energy conservation and emission reduction constraints are becoming tighter and the increasingly fierce competition has posed challenges to the development of today's enterprises.As the most intensive operation management method and method,lean production has been widely recognized worldwide.It becomes one of the important ways for domestic manufacturing enterprises to achieve transformation and upgrading and improving quality and efficiency.As a high-tech enterprise engaged in the development,production and sales of industrial robots,EST company sticks to the technology lead and has a leading edge in the industry with its long-term technical innovation and technology accumulation.With the implementation of the made in China 2025 strategy,the transformation and upgrading of domestic manufacturing enterprises has brought opportunities and pressure to the company.In order to expand the scale and further enhance the competitive edge,EST company invested in the construction of a new robot factory,and drew on the relevant theories and methods of lean production in the construction to build and implement the lean manufacturing program.This paper adopts the theory and method of value stream to analyze the value stream of robot products,identify and discover the problems existing in the company's production and operation,and design the future value stream map on this basis,laying a good foundation for the design of new factories.Based on the future value flow map,the paper proposed the goal of lean production in the newly built factory,completed the functional layout design,measurement of time,logistics distribution,and production line balance design of the newly built factory,and achieved the orderly and visual control of production factors through the on-site 6S management.Through the implementation of the new plan,the company has significantly improved product quality and key production performance,indicating that the plan is effective and achieves the expected goal.Although EST has achieved initial results in lean production application at the present stage,lean production is a process of continuous improvement and pursuit of excellence.In the future,continuous improvement and expansion of application range of lean production are still needed.
