Y company was established in 2000,Guangzhou city is the key software enterprises in Guangdong province software and IC design industry hundred foster enterprise,business scope includes software development,planning consulting,project implementation,technical services,system integration and maintenance services.Y most of the company's software development project,due to the construction of large scale,long cycle,involving a wide range,many uncertain factors,the overall project manager for the project to control difficult and helpless in the progress management,common delay.First of all,this article through the Y process improvement team,the project team in-depth interviews,found that the impact of Y project to complete the progress of the key link is the coding link,the core of this paper,the study of the problem.In depth understanding of the Y management system,Y company has an independent R & D very mature operation management system,all of the entire life cycle of the project in the system tracking management,including plan,task arrangement,work product review,defect tracking test etc..The system has collected large amounts of data including product size,schedule,personnel ability,defect rate,review the problems,delay etc,so as to lay the data base for the performance of the baseline control and schedule follow-up schedule prediction.Secondly,through the Y company's operation management system to collect and analyze the historical data,the establishment and application of the performance baseline control progress deviation.Through the part of the project manager,found part of the current management approach in the encoding is the core,the use of the operation management system of the data to normality test,correlation analysis,variance analysis,control chart test and other statistical analysis,constructs a suitable performance baseline for encoding progress deviation of Y company.Together with the project team and the actual application performance baseline,compared to the current project performance and baseline in the project weekly report,monthly report,milepost report,when the abnormal point,timely analysis and take corrective measures.Third,based on the schedule deviation of historical data,using correlation analysis and regression analysis method,establishes the regression model of progress deviation of Y company,and will be made on the project schedule deviation specific predictions,with the project manager,using the project in each point of the next milepost encoding deviation the forecast,so that the project manager encoding deviation is within a controllable range of earlier,if not controlled,then take control measures in advance,by increasing the resources and tasks in parallel way to make plans to finish it on time.At the end,this paper makes an evaluation on the effect of controlling the progress deviation by using relative methods.Through the data analysis show that the project to establish a performance baseline for Y encoding deviation,can make the project manager to control the encoding bias more timely and more effective;to establish the forecasting model Y encoding deviation,can make the project manager for encoding progress control measures more in place.And then put forward the corresponding guarantee project progress and effective deviation correction management measures,so as to better position the progress of the anomaly,the task is abnormal,so that the project manager's management is more targeted.
