In the context of the established fact of declining shipments of smartphones and the resulting industry downturn,as well as the decreasing sales expectations of mobile phone brand company and the decreasing order volume,and the increasingly intense industry competition,cellphone manufacturing enterprises are faced with the challenging issue of how to reduce costs to enhance industry competitiveness with lower price in the supply chain of the cellphone industry.In order to retain existing customer orders and even obtain larger orders with the rising labor costs and raw material prices,low cost and high efficiency is being one of the core competitive advantages of cellphone manufacturing enterprises.So the cost waste and efficiency loss caused by the low balance rate and high line loss rate of the assembly line must be solved by the manufacturing enterprises.The thesis takes the assembly line of a cell phone whole unit modules of Company A as the research object,based on industrial engineering,production line balance theory,and production practice.The study uses work measurement analysis and various analysis of method study technique to analyze the workflow and activities of the cellphone assembly line.The ECRS four major improvement principles and motion economy principle are applied to optimize and improve the production line.Firstly,through on-site investigation and analysis of the assembly line,obtained the operation time of current each station by work measurement to figure out the assembly bottleneck station and the stations with long operation time,as well as the assembly line balance indicators,such as line lose rate,by investigating and analyzing.Additionally,for the existing problems of unbalance production line beat,uncoordinated operator and machine operations,and the exist of lots of ineffective elements at bottleneck workstations on the assembly line,the analysis methods of program,operation,and motion were respectively used for these problem,as well as the ECRS improvement principles and motion economy principles were used for optimization to eliminate unreasonable and uneconomical workstations,work activities,and ineffective elements on the production line.Furthermore,a cross-functional optimization team was established to define the optimization objectives and responsibilities of each team member,as well as a Gantt chart is developed to monitor the implementation of various improvement activities.At the same time,the existing company systems,leadership support and participation,full participation of all staff with hierarchical incentive mechanisms are used to ensure the smooth implementation of optimization activities.After optimization,the loss rate of the assembly line was reduced from the current 38.17% to 18.26%.
