| With the continuous and in-depth promotion of digital transformation,the implementation of the security assessment institution for commercial cryptographic applications,and the promulgation of the "Cryptographic Law of the People’s Republic of China",commercial encryption applications have expanded from the original single security driver to the triple drive of compliance,business,and security,and the domestic commercial encryption market demand has fully exploded.As an established commercial encryption enterprise for more than 20 years,SD Company has followed the market demand,vigorously promoted commercial encryption projects,and contributed to the development of the domestic commercial encryption market.However,SD Company has some problems in the operation of commercial encryption transformation projects,resulting in low satisfaction of the project stakeholders and a low project completion rate.This paper collects and summarizes the problems of pre-sales projects through literature research,statistical analysis,interview research,questionnaire survey,and other methods,and designs optimization schemes based on the value flow chart,WBS,BPI,and other tools.The optimization scheme mainly includes process assurance and project life-cycle management processes and other measures.Furthermore,three typical projects were selected as pilot projects to implement the optimization scheme.The results show that that the optimization scheme can solve more than 90%of the problems.During the implementation process,it received unanimous praise from members of the pilot project team as well as other colleagues of the company.In addition,it has effectively improved the order completion rate of the pilot project and the satisfaction of project stakeholders,proving that the optimization scheme is greatly beneficial to enhancing the company’s core competitive advantage in the commercial password market.The research results of this article can provide a practical reference for similar manufacturers in the network security industry in the process of optimizing pre-sale project process management,and help them plan as a whole for talent development and enterprise development,improve the operational efficiency of pre-sale projects,and ultimately enhance the profitability of enterprises.It can also provide ideas for some domestic IT enterprises that provide comprehensive solutions around the national "digital economy"strategy,help them form systematic management of pre-sales projects,improve the conversion rate of pre-sales projects,and improve the company’s business efficiency. |
