Lean production mode is the most influential production organization mode in the world today.Lean production theory can not only flexibly respond to the demand of producing various excellent products,but also enable enterprises to achieve efficient production and management.Many of its methods and tools can improve the competitive position of enterprises.For Chinese manufacturing industry,which is now in the rising stage,lean production mode is undoubtedly an important method to upgrade the manufacturing industry.In this thesis,the B product line of J Company is selected as the research object.According to the basic situation of product production process,the existing problems of the production line are found and the improvement plan is proposed.Optimize the layout of the workshop,the waste in the production process,and the balance of the production line comprehensively using the lean production tool set.On the basis of site investigation to obtain data of first work measurement,for each working procedure,standard work time,value stream mapping to identify current situation of utilization of the production line of waste,combined with improved before the workshop layout diagram to analyze it and solve the production line balance rate,found the workshop layout is unreasonable,unbalanced and so on the production line.Secondly,in order to solve the above problems and optimize the production process of the enterprise,the improvement scheme of product B production line is designed from the following three aspects.In terms of workshop layout optimization,SLP method is adopted to redesign the workshop layout,and the workshop layout is optimized according to the location correlation map and realistic conditions.In terms of reducing waste in the production process,human factors engineering method and 5S management are adopted to reduce waste in the production process,and a comfortable and safe working environment is established to give full play to human potential.In the aspect of production line balance,process analysis,process program analysis,man-machine operation analysis,5WIH questioning technology and ECRS are used to improve B product line.Finally,the Flexsim software is used to evaluate the effect of the production line before and after optimization,and draw the flow chart of future value.After optimization,the balance rate of the production line was increased by26.78%,the smoothness index was reduced by 48.46,and the total operating time was shortened by 327.4s from 1271.3s to 943.9s.The production line reached a more balanced state,and compared with before optimization,the enthusiasm of workers was improved and the workload of workers was reduced.In addition,the improvement scheme of product B production line proposed in this thesis can provide certain reference and reference for other enterprises with similar problems.
