We are in a changing era with new internet technology and accelerated convergence of various industries.The rapid development of a new generation of information technology,including cloud computing,big data,and AI,,has become a powerful driving force for social,economic,political and cultural development,and also bring or will bring the change of the whole country and the world.In the 14 th Five-Year Plan,it is clearly proposed to accelerate digital development and drive the transformation of production mode,life style and governance mode.At the same time,some Internet giants,who have achieved success in their own industry,began to try to cross over into other industries by means of cooperation,investment and merger or self-establishment,to break the rigid industry barriers and impact traditional enterprises.Under such big background,the traditional enterprises must integrate their resources to optimize business processes,build information management platform by using new IT technology,Consolidate business processes into information systems,so as to achieve standardized business management,consistent data standards,form data capabilities,improve service capabilities,realize digital transformation,and enable enterprises to survive in the fierce competition.By drawing the key business flow chart,this paper visually shows the current situation of W Company’s business process.Through investigation and analysis with the help of fishbone,it is found that W Company’s commodity information management is decentralized,departments are redundant,information and rights and interests of customers and members are isolated among various channels.And this is unable to provide integrated services for customers.After summarizing the process problems,the reasons behind each problem are deeply explored from the aspects of operation and management mode,organizational structure,process control and so on,and then the optimization plan is discussed.This paper proposes the business process optimization objectives and principles of W Company,and under the guidance of these objectives and principles,based on the ESIA method,the non-value-added process nodes of the business process are eliminated,simplified,integrated and automated.As a result,the key business process is optimized.This paper focuses on the formation of W Company’s Middle Platform organization structure and build of business plan based on the Middle Platform strategic idea.The core ideas include adjustment of organizational architecture,restructuring of business process,business modeling,and architecture design.The approach is to abstract an independent business service center through research and business analysis.The channel is designed as the front desk organization,mainly responsible for the channel and customer operation of W Company.The commodity department and purchasing department is designed as the Middle Platform to provide unified and standardized services for the front office organization.This can manage the company’s main resources together,improve the utilization rate of resources and reduce the management cost.It is necessary to build commodity center,member center,promotion center,order center,inventory center and settlement center as the Middle Platform System,so as to realize the unified management of goods,pull through members rights in various channels,execute unified promotion planning,adapt and distribute order globally,Share inventory to increase inventory turnover,support a variety of online payment and settlement according to the rules.Through business optimization and adjustment and building the Middle Platform System,W Company has laid a foundation for data governance,big data analysis and operation,which facilitates the realization of digital transformation.
