Abstract/Summary:
With the arrival of the mobile intellectualization wave,the annual shipments of mobile phone manufacturers all over the world continue to increase.The increasing market share of those well-known mobile phone manufacturers has kept their ODM manufacturers' shipments at a stable high level.So the competition pressure of other small ODM manufacturers is gradually increasing.In order to stand out from the fierce competition,they must have their own core competitiveness,therefore the technical development and project management capability of ODM manufacturers is particularly important.In this paper,S company is one of those small ODM manufacturers and its main business is to customize mobile phone products for foreign operators,the same mobile phone products due to different configurations of different customers will be derived from a number of models,each model of each order is an ODM project.The current ODM project management process of S company is not perfect,when there are fewer ODM projects,that station can be made up by the responsibility of the personnel of various departments,however,the project management cannot be well conducted when several ODM projects proceed at the same time.Most ODM projects are out of control.As a result,delivery delay is directly caused.This problem is commonly found in small ODM manufactures and has not been effectively improved.It is difficult to develop a standardized process for the customer-oriented ODM project,which can only be optimized and adjusted according to the actual situation of the enterprise.This paper taking the S company as research object and pointing on the delivery delay issue,the analysis is due to the imperfect project management process lead to the project timeline out of control.The author uses the theory of project management and process optimization as support,selects the SDCA cycle method suitable for the current situation of S company's project management process,and formulates a process optimization scheme for S company through the process of standardization,do,check and action.In the process of programming,the existing project management process of S company is decomposed into requirements management process,design revised process,purchasing process and execution process.Analyzes the causes of requirement communication error,a wide number of changes,long procurement cycle and failure of milestone plan execution and so on,proposing solutions accordingly and increase the summary process,summarize and collate the ODM projects that have been completed in time.Through this series of optimized designs finally evaluate the effect of process optimization by comparative analysis.Through the research of this subject,S company has developed a process optimization plan,so that S company's ODM project can be delivered on time,has the ability to effectively manage dozens of ODM projects at the same time and improve the company's project management level.Process optimization is not once and for all,it needs to be evaluated periodically to achieve maintenance and promotion in accordance with the company's development and changes in the external environment.Process optimization is not only to solve the existing problems of enterprise,more importantly can reasonably allocate resources,continue to reduce costs,and constantly improve efficiency,which is the fundamental source of enterprise competitiveness.
