Project schedule management is the key content in project management, which mainly aims at completing the project in time, distributing resources reasonably and bringing the best work efficiency. The reasonable arrangement of project schedule management has direct influence on the guarantee of project time limit, quality and cost,and is the key point for implementing of “three factors” comprehensively. At present,most of the engineering project schedule management broadly adopts methods and tools like Gantt chart, milestone plan, critical path method, and network analysis method.Although these methods have clear analysis processes, yet in the practical application,they always neglect such problems as the inaccurate time limit estimation, and the conflicts on using of some key resources like human power, capital, material and devices in multiple activities, and that is the reason that the project is delayed.Critical chain method is a progress plan and control method based on theory of constraints proposed in recent years’ project schedule management. This method can well solve the problem of project schedule postponing caused by resource conflicts and student syndrome and Parkinson ’s Law in project schedule management. In project management, this method facilitates to grasp the key point, and improves completion efficiency of engineering.Take the first national large power feed pump frequency conversion renovation trial-produce project as an example, which is constructed by A company and tends to study the making and controlling of the scheduled plan of this project with traditional project schedule management method and critical chain method. The major research work of this paper is: firstly analyze the current situation in the project schedule management and problems of A company, and then without the consideration of resource constraint condition, makes the basic scheduled plan of feed pump frequency conversion renovation trial-produce project with traditional project schedule management method, including work breakdown structure, work description, and duration three-point estimates, network planning and confirms critical path. Secondly,on the basis of this, this paper recognizes and confirms critical chain of project through introducing resource constraint conditions of the project like project step relationship resource or manpower resource conflicts, and then adjusts and optimizes projectscheduling. To absorb disturbance on project time limit estimation and completion time brought by all kinds of uncertainties, aiming at uncertainties in each flow, this paper sets project buffer area and feeding buffer area to improve stability of the project schedule based on more radical activity time limit. Finally, in the project implementation phase,according to the different consumption of project buffer area and feeding buffer area,this paper make the corresponding the method and measure of the schedule control.This paper effectively combines project schedule, control theory, and feed pump frequency conversion renovation trial-produce, trying to explore a proper schedule management plan for the project of A company, to efficiently promote the level of project schedule and control of A company, and then to ensure the final realization of the company project target smoothly.
