This paper takes the capital intensive software development project undertaken by Dewei Company as the research object and refers to the multidisciplinary theoretical knowledge of project management theory,operation management,organization management,etc.This paper explores various risks existing in the project,makes an in-depth analysis of the possible causes and consequences of project risks,carries out scientific management of project risks by classification,and formulate feasible project risk management plan to manage project risk better and help the operation of the project smoothly.First of all,the paper briefly introduces the company culture,strategic objectives and business direction of Dewei Company and highlights the emphasis of Dewei Company on technological innovation and improvement,as well as the business philosophy of efficiency first and customer first.Then it describes the general situation of the capital intensive software development project,introduces the project background,content,team members and technical parameters of the project.It analyzes the difficulty degree of successful completion of the project according to the actual situation of the project and highlight the complexity of the project from the project stakeholders,customer business,system function and project documents.At the same time,it deeply analyzes the problems existing in the project risk management of Dewei Company,describes the current situation of the project risk management of Dewei Company from the aspects of management plan,management consciousness and management mode.This paper also analyzes the deficiencies of existing risk management system in Dewei Company.Secondly,the risk of capital intensive software development projects are completely identified and the project can be divided into three phases : the start-up phase,the implementation phase and the end phase.First,the project risks of the start-up phase are identified,and then the risks of the implementation stage and the end stage are analyzed in sequence to ensure a comprehensive project risk identification.Then,it lists the possible project risks in each project phase in detail and analyzes the possible causes of these project risks and the possible consequences of these project risks and records all the identified contents in the risk register.Then the identified project risks are classified into five types according to the factors causing the risks: technical risk,schedule management risk,quality management risk,organization management risk and stakeholder management risk.The Delphi method is used to prioritize risks to estimate their importance and different degrees of management are carried out according to the importance of project risks.Finally the risks in the project are graded by probability and influence matrix,and the risks are divided into three levels.Set the corresponding value interval and the risk is analyzed according to the probability of occurrence and the potential impact on project.Obtain the value of each risk point and confirm its interval to divide the risk level and implement different levels of risk management.Finally,based on the identified project risk points,the project risk management plan is formulated from five levels: technical risk,schedule management risk,quality management risk,organization management risk and stakeholder management risk,for better control of the project risks,avoiding or reducing the occurrence of these project risks and the negative impact on the project and providing benefits and references for the personnel management,quality management and communication management of the company.At the same time,in order to ensure the smooth implementation of the project risk management plan,begin with three aspects:formulating auxiliary plans,improving the company system,and raising personnel awareness.According to the actual status of the projects,the program safeguard measures suitable for the project are formulated and the whole process of the implementation of the project risk management program is strictly monitored.Through the in-depth exploration of this paper,the whole process of project risk identification and analysis is displayed.It provides a perfect and effective project risk management plan and corresponding security and monitoring measures which is a guiding role in optimizing and improving the project risk management system of Dewei Company.And it is expected to provide some reference for the project risk management of other similar types companies.
