Digital transformation is currently being pursued by more and more enterprises,especially those with traditional offline models as their main business.However,it is a long-term,high cost investment,and long return cycle work,which is also related to the strategic development and future market competitiveness of enterprises.Affected by COVID-19,offline contact between people has been restricted,and traditional service-oriented enterprises urgently need to undergo digital transformation.However,due to a lack of project management experience,there are varying degrees of problems,especially in project schedule management.How to find a project schedule management method that suits the characteristics of the enterprise,not only achieving the control objectives of project quality and cost,but also ensuring that the project can be delivered as quickly as possible and meet the needs of the market and business has become the primary goal of the enterprise.This article takes the representative visa digitization system project of Z Company in the process of digital transformation as the research object,and conducts in-depth research and summary based on the learning of theoretical knowledge and tool methods related to project progress management such as plan review method,critical path method,and critical chain method.First of all,from the perspective of company overview,business characteristics,problem analysis,etc.,summarize the problems that caused delays in the implementation of Z Company’s projects.Secondly,use the WBS/CPM/PERT schedule management tool to develop a preliminary project schedule management plan.Thirdly,key chain technology is introduced to propose an optimization plan for the preliminary progress management plan,focusing on eliminating safety time,resolving resource bottlenecks,optimizing activity sequencing,setting up buffer zones,and corresponding monitoring and security measures.At the same time,a comprehensive evaluation method is used to calculate the buffer zone,taking into account the particularity of home telecommuting during the COVID-19,and its effectiveness is verified through the implementation effect analysis of the optimization plan.Finally,a comparison between traditional schedule management tools and critical chain technologies is summarized.The research results show that adopting a project schedule management method based on critical chain technology can maximize the impact of delays caused by factors such as excessive work hour evaluation,insufficient experience,limited resources,and employee procrastination that traditional service oriented enterprises often face,ensuring the on-time delivery rate of projects,and improving the level of project schedule management for enterprise digital transformation projects.
