T company was founded in 2003.Since its establishment,the company has been dedicated to serving the banking industry.Long-term focus on providing a full range of IT solutions and services to more than 100 financial customers such as central banks,stateowned policy banks,commercial banks,joint-stock commercial banks and local commercial banks.At present,the company's business not only involves various departments within the banking industry,but also the company has established branches in several core cities across the country.The business scope covers more than 50 cities across the country.The professional R & D team has basically been localized,totaling 1,000 More people.However,what does not match T's current rapid development momentum is that in the implementation of most of the current projects,the problems are more prominently reflected in the basic elements of quality,cost,and progress.In order to facilitate the conclusion,this article selects a typical project G for analysis: First,the quality is poor.The delivered software has too many bugs during use,and customers complain that many functions cannot be used normally.Second,the progress is delayed.The schedule delay not only affected the development of Party A's related business activities,but also,some of its functions were no longer needed due to the missed best delivery period.Finally,the cost exceeds the standard.The project delivery process that exceeded the budget caused great troubles for the company's operations.After analysis,it is found that the causes of these problems can be divided into two categories.Some of these causes unilateral problems,which are called direct causes;some causes will cause problems in quality,cost,and progress at the same time.Compared with direct causes,they are also deeper causes.Such problems are called deep causes.The immediate cause is more obvious.For the deeper reasons,the company's software delivery model,organizational structure,project management,risk management,and personnel management were analyzed in depth.In order to improve the delivery capacity of T company,this paper draws on the theories of agile model,lean thinking,CMMI,incentives,etc.,from optimizing R & D process,implementing lean thinking,advancing agile model,strengthening demand management,adjusting organizational structure,improving project execution ability Specific measures are given in terms of risk management and improved personnel management.This paper proposes a solution to the optimization and treatment of practical problems through relevant theories,which not only improves T's G project delivery capability,but also has implications for other similar projects.I believe that through the implementation of these measures,T's delivery capacity can be greatly improved.
