| With the rapid development of the construction industry,the number of projects under construction is increasing and the scale is expanding.This means that in the construction process of the project,the risks and uncertainties brought by the external environment change will also increase,which will lead to the repeated adjustment of the project schedule in the implementation process and the increase of the complexity of the project schedule control.The project schedule planning is the first premise to guide the smooth progress of project schedule management,and its role is crucial.Therefore,in the initial stage of the project schedule arrangement,it is necessary to pre-control the risk of the uncertain problems and formulate a rigorous and thorough project schedule.It not only reduces the difficulty of schedule management,but also realizes the scientific schedule management.At present,the critical path method is mostly used as the project schedule management method in the project,but its basic assumption is simple,so with the change of the external environment,its limitations become more and more obvious.The critical chain method is a schedule management method that is more in line with the actual needs of the project.By making a careful and scientific schedule plan,it can resist project risks and improve the robustness of the project schedule.This paper adopts the critical chain method to study the schedule optimization scheme of Shenyang TY project.By introducing the general situation of Shenyang TY project and describing the project schedule management method,this paper finds out the problems in the process of schedule management by using the critical path method,and analyzes the corresponding causes.To solve the problem,an optimization scheme of schedule management based on critical chain is introduced.The first step is to estimate the duration of each process of the project.The intuitionistic trapezoidal fuzzy number theory is introduced to characterize the uncertainty of the process duration,and the baseline duration of each process is calculated according to the consistency index.Second,identify the project key chain.According to the balance between supply and demand of resources,find the bottleneck resources of the project,use the project resources based on the priority law,and obtain the project critical chain.The third step is to set and revise the buffer.According to the rework factor "DSM" theory,the rework probability between related processes was calculated from the aspects of information flow,transmission and feedback information,and the influence coefficient of information constraint was determined.Then,according to the balance between supply and demand of resources and the minimum subplaceability of resources,the influence coefficient of resource constraints is determined and the buffer is calculated.Based on the basic principle of protecting the project critical chain,the buffer is revised to calculate the final project buffer and import buffer.On the basis of the completion of the scheme design,the case implementation is carried out,and the optimization effect is analyzed through the step-by-step horizontal comparison with the critical path method.The implementation effect of the case shows that using the critical chain method for project schedule management,on the one hand,can scientifically estimate the process duration and reduce the reserve of invalid safety time.On the other hand,the impact of information constraints and resource constraints is considered in the stage of identifying the critical chain and setting the buffer,so as to realize the project risk pre-control and resist the impact of uncertainty in the project execution process.The revision of the buffer zone protects the key processes in the project critical chain.In the calculation of total time limit for a project,the critical chain method to 9.4 days time advantage,illustrates the schedule optimization scheme of optimization results and practical,also proved that the critical chain method can not only develop a detailed project schedule plan,but also decrease the difficulty of the project progress management to realize the project risk precontrol,enhance the robustness of the project schedule.For China’s real estate development enterprises,construction enterprises project schedule management to provide an optimal solution. |
