Maintenance of generator set is an indispensable part in the production and operation of thermal power plants.In a variety of maintenance projects,overhaul is one of the most laborintensive and time-consuming.In recent years,with the development of the national economy,people’s requirements for environmental protection are constantly rising.What followed was the improvement of the country’s environmental and economic requirements for thermal power generation companies.The overhaul of generator set has become more complicated and frequent,and take longer to complete.The progress problems in the overhaul projects under the traditional management mode have also been continuously amplified,and have become a big problem from a negligible problem in the upcoming power market competition.This article takes the 2018 Beilun Power Plant No.2 unit overhaul project as an example.The project is the longest overhaul project in recent years,and the extension problem is also prominent.The paper mainly analyzes the problems that caused the delay of the project in the course of the project,such as various human reasons,the low efficiency of the isolation group and the ineffectiveness of the evaluation and incentive mechanism.The causes of these problems are analyzed and corresponding improvement measures are put forward,the Critical Chain Project Management is applied to optimize the schedule of the project,which shortens the project planning time.By establishing a new dispatch model,the problem of personnel dispatch in the project process is optimized,and the project time is further shortened.Then,the modification Suggestions of the assessment incentive mechanism are described.After that,the guarantee scheme for the smooth implementation of these improvement measures is put forward,including buffer management method,guarantee method for optimizing dispatching mode and guarantee of assessment and incentive system.The optimization method can be implemented smoothly.Through the above methods,this paper is expected to save 15 days’ construction period in the90-day overhaul project compared with the traditional method,Provides the enterprise to create the massive profit time.It has a good guiding role for more and more long-term overhaul projects in the future,and it is also of great significance for Beilun Power Plant to win in the competition of the power market.
