With the coming of the cold winter of the automobile market,the rapid development of new energy,driverless,Internet of vehicles and other high-tech,as well as the cross-border automobile industry of many well-known enterprises,the competition among automobile enterprises is increasingly intensified.To a great extent,the competitiveness of enterprises and products depends on the strength of technology,which is supported by R&D capability.R&D project team is the basic organization form of R&D work in the technology center of vehicle enterprises.As the actual participants of R&D activities.R&D personnel are undoubtedly the most valuable human resources in the R&D department.An excellent R&D team needs a scientific management system,especially a performance management system,to get high-quality R&D output.Therefore,enterprises need to design targeted performance management system according to the characteristics of R&D personnel to help improve the overall performance of individuals and R&D teams.This paper takes the performance management system of Qitai automobile technology center as an example,on the basis of studying the theoretical research and case study results of performance management at home and abroad,through a series of investigation and analysis of the internal R&D personnel of the enterprise,according to the existing performance management problems of the enterprise,design targeted improvement measures.In the optimization scheme,the performance appraisal is divided into two parts:the appraisal of the R&D team and the appraisal of the internal staff of the team.The performance index system,the process management scheme and the application measures of the performance results are constructed respectively for the R&D team performance management and the team staff performance management.The optimization plan focuses on the assessment of the R&D team by the technical center,and evaluates the team from four dimensions of finance,customer,internal operation,learning and growth.At the same time,the plan focuses on the assessment method for the individual within the team.The assessment for the team leader is divided into team performance,team building,talent training,work ability and other parts,and the assessment for the team members is divided into team performance and personal work completion,work ability and other parts.Through such a design,we can link the individual performance appraisal results with the team appraisal results,so as to promote the unity of individual goals and team goals,so that team members can give full play to their personal enthusiasm,and at the same time fully consider the overall performance and interests of the team.At the same time,this paper introduces HRBP into the engineering technology department to assist the department managers in their career development assistance,communication and feedback,organizational climate building and other work,and promote the implementation of the performance management optimization program of the R&D department.This paper aims to design performance optimization scheme,give full play to the guiding role of performance management,make the performance evaluation index system more scientific and reasonable,make the application of performance process management and performance results more suitable for the special needs of R&D personnel for professional development and spiritual motivation,help to improve the enthusiasm and satisfaction of R&D personnel,and fully stimulate the enthusiasm of R&D personnel and R&D strength,and then improve R&D output and quality,improve the survival and competitiveness of enterprises in the industry.
