The development of enterprises cannot be separated from the support of talents.For civil aviation transportation enterprises,it is especially inseparable from the support of professional and technical talents.Aircraft maintenance staff are typical professional and technical talents in airport enterprises.And the maintenance of aircraft in the form of team organization to ensure the safety and management of airport enterprises.In the process of team management,the implementation of scientific,reasonable and operable performance management scheme is of great significance to the maintenance department and enterprises.By establishing a scientific,fair and objective performance management system,to realize the standardization of the maintenance team overall operation efficiency,promote the team management standardization,the lean,break the shackles of "Commons" and "equalitarianism",the implementation of the "work more" principle,the distribution of the positive incentive team staff to improve job performance,form good performance culture within the enterprise,Ultimately promote airport enterprises to maintain safety performance and improve business level.The aircraft maintenance team of G Airport is responsible for the airworthiness maintenance of the inbound flights of G Airport.It is not only an important team to ensure the safe operation of G Airport,but also a "big earner" of the ground service of G Airport.In recent years,G Airport has gradually carried out performance management for grass-roots staff.Due to its late start and lack of experience,some urgent problems have been exposed in the performance management of aircraft maintenance teams in G Airport.These problems mainly include: first,unreasonable performance index system;Second,the lack of adequate performance guidance;Third,assessment error;Fourth,the application effect of performance results is limited.The reasons mainly come from four aspects: first,the performance index system is not designed based on strategy and position analysis;Second,ignoring the influence of significant others’ participation on team performance management;Third,the operability of performance appraisal method is poor;Fourth,the department has limited disposable resources.Based on the current problems in performance management of aircraft maintenance team of G airport and the causes of these problems,combined with performance management theory and performance management tools,aircraft maintenance team of G airport can optimize the four processes of performance management.First,in the performance planning phase,the company strategic target decomposition,layer by layer to form a team member key performance indicators,and then based on team member’s key performance indicators(kpis)and job analysis,from the work performance,work ability,work attitude of three levels: design engineering maintenance gang group performance indicators,the team leader of work performance is given priority to with team leader of key performance indicators,The work performance of shift and group staff adopts "work points system" to design performance indicators.According to the strategic focus of the company and the historical experience of the department,design the weight of indicators,and finally communicate with all members of the maintenance team to confirm the performance indicator system,and sign the performance contract plan;Secondly,in the stage of performance coaching,the communication of four links was optimized,including communication on the performance indicator system before assessment,communication on performance in the implementation of assessment,organizational performance interview after assessment and communication with team members on the application of performance results;Third,in the stage of performance assessment,adjust the performance assessment cycle,optimize the performance assessment process,improve the performance assessment scoring methods,and improve team members’ sense of fairness to the performance assessment process and results;Fourthly,the application of performance results includes performance bonus distribution,staff training,post adjustment and salary adjustment,highlighting the core value of performance management in enterprise management,effectively improving staff performance,thereby improving organizational performance and promoting the achievement of corporate strategic objectives.In order to ensure the smooth implementation of the optimized performance management program and achieve obvious results,the aircraft maintenance department should set up a special performance management team,clarify the work tasks and responsibilities,and strengthen the contact with the ground and human resources departments.Promote and advocate performance culture within the company to ensure that the optimized program is supported by management and recognized by employees.The maintenance department should further improve the system guarantee related to performance management,and regularly strengthen the training of department managers and employees in performance management.Thus provide organization,culture,system and training guarantee for the implementation and improvement of the performance management program of the optimized maintenance team.
