China is in an important stage of economic restructuring and upgrading.In particular,during the 13 th FYP period,China's economic restructuring has continued to deepen,and institutional reform of institutions will gradually move into the deep water area.The profound changes in the policy environment and external market competition conditions have forced the architectural design institutes with the attributes of traditional institutions to make changes.The direction of the company's development is no longer to provide technical support,but to focus its core competitiveness on integrated capabilities that integrate technology,management,and services.In an ever-changing and increasingly open environment,if companies want to achieve self-breakthrough and survive fierce competition,how to implement enterprise management system innovation and enhance core competitiveness will become new topics for architectural design companies.This research object Guilin Architectural Design and Research Institute was founded in 1964,is one of the first comprehensive architectural design enterprises in Guangxi to obtain Class A national certificate.As a veteran survey and design unit,Guilin Architectural Design and Research Institute relied on the government background advantages to obtain a large number of projects in the past.With the changes in the nature of units,it is now necessary to participate in the fierce market competition.The assumed social role is transformed from service provision to market competition.In order to adapt to the change of roles and to seek sustainable development,it is required to use advanced management theory to formulate a strategic plan that conforms to the development of the times.This article uses PEST analysis to analyze the external macro-environment of the company,and uses Porter's five-force model to analyze the company's industry environment in detail and compares the company's competitors.Based on the background of Guilin Architectural Design and Research Institute's transformation of enterprise restructuring,it reveals and evaluates the internal management status and existing problems.Finally,through SWOT matrix analysis of the internal and external environment,summed up the external opportunities and threats,internal advantages and disadvantages,and based on this preliminary determination of the Guilin Institute of Architectural Design and strategic transformation of the basic ideas.This study believes that Guilin Architectural Design and Research Institute should adopt a torsional strategy as an overall strategy.Using the advantages of the economic market,the support of policies and regulations,and technological innovation,we will accelerate the process of transforming enterprises into reforms,optimize internal management,identify the strategic positioning of enterprises,and realize the transition from traditional institutions to modern enterprises.The company's development strategy includes three aspects: First,continue to promote the transformation of enterprise restructuring,and optimize the organizational structure,reduce management processes,and adopt standardized management according to the characteristics of the company itself.The second is to vertically lay out the entire industrial chain and realize the EPC model based on design.At the same time,on the basis of strengthening the architectural design,horizontally integrate multiple professions and implement diversification strategies for related businesses such as development planning and gardening.The third is to carry out the strategy of regional expansion.By setting up offices and strengthening the strategic cooperation with the government and industry associations,we will actively cover the business in other areas in Guangxi.
