Nowadays,many high-quality excellent manufacturing enterprises emerge into our country.In the fierce market competition,how to improve product quality,reduce cost and expand output becomes the key factor for enterprises to seize the market opportunity and improve their market competitiveness.In addition to the introduction of more advanced equipment and production lines,Chinese enterprises should also learn advanced and mature production management methods.T paper Co.,LTD.(hereinafter referred as T Company),the research object of this thesis,was established in July 2013.It is a paper manufacturing company specializing in the manufacture and sale of machine-made thesis,board,pulp and resource comprehensive utilization products.This thesis uses “lean production theory” as the basis and intelligent manufacturing as the future goal to optimize the production process of T company,so as to solve the current predicament faced by T company with low optimization cost as possible.First of all,this thesis starts from the research background and the significance of research,analyzes the current status of domestic and foreign manufacturing industry.At the same time,this thesis reads a large number of theoretical literature to enrich theoretical knowledge,and makes a brief comment on the research status at home and abroad.After a detailed understanding of T Company’s enterprise background,operation and organizational structure,this thesis goes deep into each first-line production workshop to collect production data.At the same time,the research also communicates with the engineers in the enterprise to learn and understand all kinds of knowledge on the production line,sorts out the collected production data and draws the value stream map and production layout map.During the drawing,it is found that T company has problems such as low line balance rate,too many products in process,discontinuous production process,low comprehensive utilization rate of equipment OEE,and poor working enthusiasm of employees.In view of the above problems,the fishbone diagram is presented and analyzed.Based on lean production theory,this thesis aims to improve the production process,including reshaping the production line by combining 5H1 W and ECRS method,reducing the equipment failure rate by combining TPM and MES,reducing the process mold change time,drawing the future value stream map,drawing the improved production layout map,etc.Finally,it will optimize the production process of the enterprise,improve the line balance rate and the comprehensive utilization rate of equipment,reduce the accumulation of products in process,increase the annual output and expand the market.At the same time,this thesis establishes a new organizational structure for the enterprise,optimizes the communication mode between workshops,improves production efficiency and strengthens employees’ sense of corporate identity to achieve the purpose of shortening product production cycle,reducing product in process inventory and improving overall operational efficiency.It provides a reference for similar enterprises to optimize and improve the production process. |
