Lean production is an advanced modern production mode.Lean production starts from the customer's perspective,pursues the maximization of customer benefits,takes reducing waste in the production process as the ultimate goal,identifies and observes the value stream from the global perspective,and transforms the production management mode of the value stream.Through lean production management,promote the continuous improvement of enterprise production and operation activities,so as to reduce costs,improve quality,eliminate waste,and constantly improve the competitive advantage of the enterprise while customers get the maximum benefit.This paper is based on the theory of lean production,on the basis of combing from Q production practical situation,A company with lean production management in the value stream map analysis method as the main line,through the value stream map analysis to find out the non-value added activities,and then clear improvement goals,combined with the application of lean production tools and quality management tools,both within the industry characteristics,organic combination to high-volume production advantages,make improvement plan.In the improvement activities of company A's Q products,the paper mainly includes the following contents:first,the application of quality management tools to improve yield rate is discussed in detail;Second,the production line balance is achieved by optimizing production line layout,production order planning mode and order system and MES system.Third,it describes the implementation of equipment automation through the standardization of parameter setting and type selection,the installation of automatic feeding and unloading system and the improvement of dispensing technology;Fourth,it explains how to optimize the training system,strengthen the progress tracking system and improve the performance management mechanism to ensure the implementation of lean production improvement plan.Through the implementation of the improvement plan,the waiting time and production line balance were optimized,product yield was improved,production cycle was shortened,production cost was reduced,and the system was improved to ensure the continuous implementation of lean production management.This improvement is also A beneficial attempt of lean production management in company A and has achieved good results.
