Under the dual-wheel drive of Industry 4.0 and Made in China 2025,the development trend of industrial manufacturing industry has changed from mass production to mass customization,which requires China’s manufacturing industry to rebuild new competitive advantages and respond to diversified production demands with a more efficient and efficient real estate industry pattern.At present,because of the backward production mode,the traditional small and medium-sized enterprises have many problems in the actual production process,which can not adapt to the major adjustment of the global industrial competition pattern.In this case,it is particularly important for manufacturing enterprises to implement lean production practices.This paper takes the A product line of J Company as the research object,systematically analyzes the problems existing in the actual production of A product line,and designs an optimization plan for implementation and evaluation.Firstly,this thesis compares the theoretical basis of lean production,analyses the current situation of product A production line in company J through in-depth analysis,determines the operating time of product A process by using stopwatch timing method,calculates the current situation of balance rate of product A production line according to working hours,draws production beat balance diagram,process procedure analysis table,and establishes Flexsim simulation model in three aspects,and concludes that product A production line has The problem.Secondly,the corresponding optimization objectives are proposed for the existing problems and combined with the actual development situation,and a reasonable optimization plan is designed.Based on dynamic analysis,ECRS theory,superior sequence diagram and double operation principle,the optimization and improvement of the bottleneck process were carried out,production flow,workshop and human-machine operation perspective of the production line respectively.Finally,the data before and after the implementation of the production line optimization plan were compared to verify the effectiveness of the production line balance optimization.After optimization,the balance rate of the production line was increased from 30.8% to 72%,the loss rate of the production line was reduced from 69.2% to28%,and the total production time was optimized from 28.77 minutes to 15.17 minutes.The daily production capacity increased from 33.4 to 63.28.The results showed that the balance rate of the optimized production line was significantly improved,the total production beat time was significantly shortened,and the average daily production capacity of the production line was nearly doubled on the original basis. |
