| With the advancement of Industry 4.0,the global manufacturing industry is changing to intelligent manufacturing,and enterprises are paying more and more attention to improving production efficiency and reducing production costs.China’s economic development has entered a new normal,the economic growth rate has begun to gradually slow down,and enterprises attach great importance to the phenomenon of rising manufacturing costs and overcapacity.Competition between enterprises has become increasingly fierce,and manufacturing enterprises have paid more attention to the optimization and improvement of production lines,so as to achieve the improvement of overall efficiency.In order to achieve the development goal of "world-class motorcycle manufacturing enterprise",Q company attaches importance to improving production mode,improving production process,improving management level,and continuously implementing lean production improvement.In this paper,taking the Q Company Assembly Plant as the research object,taking the3 B product assembly production line in the eighth workshop as an example,we analyze the value stream of the production line,find out the problems in the production process,and combine the theories of lean production and industrial engineering to improve and optimize the production line of product 3B in the eighth workshop of Q’s assembly plant.The main contents include: using the operation time measurement method to measure the standard operation time of each work station in the production line,and using the value flow diagram method to draw the current value flow diagram of the production line of product 3B,and found that the production line has problems such as unbalance,low efficiency and low throughput rate.Based on the theory of "production line balance",we used the "ECRS" principle,"5W1H" analysis method and procedure analysis to optimize each process and solve the production line imbalance problem.We also improve the production efficiency by considering the five aspects of "human,machine,material,method and environment" and combining 6S management,Kanban management,visual management and material handling,etc.We set up QC team,implement TPM strategy,design anti-dulling measures and standardize operations to solve the problem of product quality problems.Based on these improvements,the future value stream was mapped.Finally,the Flexsim software was used to simulate the frame set production line and assembly line production line in the optimization plan.Through the implementation of the above measures,the productivity of the 3B production line at Q increased to 94%,and the beat time was reduced to 211 s.This paper demonstrates the effectiveness of the application of lean production theory and tools in the production process of Company Q through examples,and can provide references for other motorcycle companies to carry out production line optimization and improvement. |
