The research of this thesis mainly starts from various problems in the current supply chain management of Company A,through the research and analysis of a large number of related theoretical literatures at home and abroad,trying to cite the relevant theoretical methods & tools of LSS(Lean Six Sigma)to solve the problems.Combining lean production thinking with the five stages of definition,measurement,analysis,improvement and control in the Six Sigma process improvement methodology of DMAIC model are interspersed and applied to the process of problem-finding,problem-analysis,problem-solving and improvement during the supply chain management of company A.In the problem discovery stage,refer to the relevant tools and methods in the definition stage in DMAIC,and use the SIPOC high-level flow chart in Lean Six Sigma,the VOC analysis of the voice of the customer,and the analysis of key quality characteristics of CTQ to investigate the current supply chain problems of the company and clarify the problem,and define project improvement goals is: to improve the timely delivery rate of customer orders,reduce the lead time of purchase orders,improve production efficiency,and reduce inventory investment costs.In the main problem analysis stage,the measurement stage in the DMAIC methodology,the mainly action is to measure and analyze the supply chain management problems of company A,and use the data to quantify the current situation.The cause analysis stage corresponds to the third stage in the DMAIC process improvement methodology,that is,the analysis stage.Various graphical and statistical tools are used to analyze the data in the previous measurement stage with Lean Six Sigma tools such as fishbone diagrams and Pareto charts.The key factors affecting the improvement goals of the project are material shortage,unbalanced production capacity,equipment and machine failures,frequent plan changes,etc.Through the indepth analysis of the reasons for the formation of key factors,it is concluded that the main reasons for these problems are that the supplier management is not in place,the degree of enterprise informatization is low,the on-site management needs to be strengthened,and the inventory management needs to be improved.In the problem improvement stage,according to the cause analysis obtained in the previous analysis stage,a corresponding improvement and optimization plan strategy is proposed: To improve supplier management by using the Carajack Matrix;use the lean production thinking,such as "5S","TOC" constraint theory,TPM total production maintenance and other theoretical methods to improve capacity problems;Optimize inventory replenishment mechanism and safety stock settings to improve inventory problems;To improve ERP information automation system,etc.In the control stage,summarize the plan strategies of the previous improvement stage,standardize the successful experience,and establish and implement process control to solidify the previous improvement plan.
