| Company A is a railway equipment manufacturing.Its parent company is an absolute leader in the world,but Its development in China has stalled.With the rapid development of Chinese railway technology and the increasingly fierce competition in the domestic market,Company A needs to constantly improve its ability.Facing the continuous growth of opponents,the implementation of lean production is urgent.According to the current situation of Company A,this thesis analyzes the objectives and problems in production process in the stage of reaching and overfulfilling the basic production target.To analyze and formulate the lean improvement plans with low equipment efficiency,unstable raw material quality,unreasonable personnel structure and low detection efficiency,the stage of reaching the basic production target mainly uses five-why analysis,data analysis and comparison,PDCA and other methods.In the stage of overfulfilling the basic production target company A improve the production output by improving equipment utilization rate,and other lean improvement plans such as team planning reward mechanism.At the same time,the cost is reduced through the localization of imported mold supply,doing demagnetization process to replace supplier,increasing the sizing requirements in technical standards for steel procurement,and improving the life extension of cutting tool.In the design and implementation of lean production scheme,company A concentrated on workshop main force.And working together with other departments to confirm the root cause and the details of lean improvement scheme,track the implementation process of each lean improvement project,and use PDCA closed-loop management to control the implementation of lean production scheme.Finally,this thesis also makes a comparative analysis for the improved effects and confirmed that the KPI of each stage were successfully completed.And the direct or indirect economic benefits brought by the lean improvement to the enterprise in the whole project were calculated.The research methods,tools and improvement scheme of this paper also have certain guidance and reference significance for the implementation of lean production management in other mass production enterprises,minor enterprises. |
