| The consumer electronics industry is one of the country’s pillar industries.In 2020,China’s GDP exceeded one trillion yuan,of which the consumer electronics industry is about 12 trillion yuan,accounting for more than 10%of GDP.However,the consumer electronics industry has obvious characteristics that new product development is fast,life cycle is short,product iteration is fast,market demand changes rapidly,and it has the characteristics of "immediate depreciation of products when they leave the factory",so destocking is an important homework in the consumer electronics industry.The Flexible Printed Circuit board(FPC)industry studied in this thesis is an important part of the consumer electronics industry.The market size in 2020 was around 100 billion yuan,and with the development of 5G will bring more new applications.It is estimated that the average annual market growth rate of the FPC industry before 2030 will be around 8-12%.As an important link in the consumer electronics supply chain,the product design of FPC is deeply customized according to customer requirements.Once the actual sales demand of downstream customers deviates from forecast,and affected by the "bullwhip effect",FPC factories are extremely easy to causing a lot of stockpiling.The overstocked stock is first faced with the pressure of quarterly price cuts,followed by quality risks and sluggish risks.Therefore,inventory reduction is the main practical problem faced by various factories in the FPC industry.Suzhou M Company is a leading enterprise in the FPC industry and the second largest FPC supplier in the world,mainly serving top consumer electronics companies at home and abroad such as Apple,Google,Xiaomi,and Huawei.The strict management and control of supply chain security by these large customers has put enormous pressure on MFLEX’s operation level.As a result,the factory operation department has continuously increased inventory to relieve the pressure form customers.The amount of inventory has continued to rise,which has become a heavy burden for the company.Based on the actual situation of M company,combined with the general background of the industry and the specific situation of M company,this thesis concludes that inventory control is an important problem that M company needs to improve at present.Collected inventory data in the past three years,analyzed the current situation of M company,and identified the key factors leading to high inventory,further analyzed the reasons,and put forward relevant improvement measures,using pull production to improve the management of finish goods,work in process and raw material.Then propose related guarantee methods to implement the actions,which played a certain role in M company’s inventory optimization.This thesis mainly includes the following parts:Firstly,the preparation before the study.Introduced the research background,significance,ideas,framework and expected innovation,and learned theories and literatures related to inventory,makes theoretical preparations for the topic of M company’s inventory optimization.Secondly,inventory optimization in M company.The current situation was analyzed.From the three aspects of material,finished product and work-in-progress,we focus on the improvement of electronic parts,finished products of customer A’s Phone series,and work-inprogress period control.Inventory management has been comprehensively optimized through methods such as inventory setting optimization,incoming material inspection method improvement,demand management improvement,production planning process improvement,and display board management.Combined with the actual situation of M company,it proposes safeguard measures for big data monitoring,organizational improvement,key performance review and culture building,so that M company’s inventory optimization can continue to advance.Thirdly,conclusions and prospects.Summarize the results of this study.It is pointed out that the research of this thesis not only has important practical significance for M company’s inventory management,but also can improve the overall management efficiency of M company through this process.At the same time,it is also recognized that there are some limitations and insufficient considerations in this thesis,and there is still room for further improvement in the follow-up.The research in this thesis not only has strong practical significance for M company,but also can provide some reference suggestions for other companies in the FPC industry. |
