After 2018,the development of the Automotive industry fell into a slump and the market competition continued to escalate.Under this circumstance,the new generation of consumers put forward higher requirements for the iterative speed of automobiles.The efficiency will directly affect the operation of the enterprise and determine the market competitive position of the enterprise.Although X Group,the parent group of C Company,has formulated a standardized engineering change process,the change problems caused by many deficiencies in the process have seriously affected and restricted the business development.Therefore,the engineering change process need be optimized.The need to systematically solve the change relevant problem from the root is imminent.By sorting and analyzing the obvious change problems of C company,such as the large number of changes,easy changes out of control,and low change efficiency,the research identifies the hidden integrity,pertinence,and agility problems existing in the current process,and after analyzing the root cause of each process,the author brought up corresponding optimization strategy.Firstly,regarding the integrity problems caused by Company C’s special development history,low management attention and lack of key assessment stages,brought up several methods to strengthen C company’s change management awareness and complete the current change process,e.g.Establishment of a process review committee,define the review requirements for the change process;Add key reviews such as manufacturability and lessons learned;Define measures for change activities traceability and change info transmission approach to standardized changes implementations.Secondly,in order to solve the diversity insufficient problem caused by the lack of special change process,add emergency change and internal low-cost investment change process,through change cost and customer cooperation relationship to limit the scope of use of special change process,and establish an engineering change process matrix for adaption.By this way,it not only increases the diversity of C company’s change process,but also provides theoretical guidance for C company’s response to different change situations.Thirdly,due to the problem of insufficient process agility caused by many approval process with same approval teams and path,define a smart matrix for the initiation and launch phase which based on change engagement,reconstructed the change approval path according to the change investment to solve the complains regarding difficult approval and slow approval,and in the end improve the efficiency of change approval.After the optimization of current engineering change process,it can not only directly solves many problems in the engineering change management that Company C is currently facing and more in line with the current competition situation and market demand,but also the improved engineering change efficiency can give customer more efficient response which could greatly improving customer satisfaction,and creating a solid foundation for C company’s future business development.
