| Affected by the changing external environment,the impact of chip supply shortages and the internal development and changes of the automotive industry(Tesla,BYD,"Wei Xiao Li" and other new energy vehicle companies),the competition of various car companies in the automotive industry has reached a stage of short-term contact,and the industry has changed from "short supply" to "oversupply".As a traditional automobile manufacturing company,how does Dongtu Company survive in this new environment?How to live better? The company urgently needs to find a way to better suit the company’s production operations.This dissertation takes Dongtu Company as the research object,first introduces the research background,purpose and significance of lean production,and then analyzes the three outstanding problems of Dongtu Company’s lean production in combination with the background of the automotive industry: unbalanced production process,inadequate on-site lean management,and huge losses and waste in the company(undeveloped and utilized employee innovation awareness),etc.According to the above three problems to develop the corresponding improvement action plan: balanced optimization and improvement of production processes;Carry out lean production capacity training for production site personnel;Employees’ sense of innovation leads to improvement.In the process of analyzing the on-site lean improvement,combined with the lean management tool "value flow chart" to analyze the bottleneck station of the paint workshop process as a whole(resulting in production overtime,employee complaints and other chain problems),and then apply the excellent operation tool DMAIC to carry out the paint workshop new project multi-model multi-process operation mode to improve the project,thereby solving the problem of balancing the factory process,and thus summarizing the project experience and promoting more lean improvement projects.Finally,in order to ensure the sustainable promotion of lean production,a lean improvement committee was established,and the operation mechanism(lean improvement quarterly review mechanism,lean improvement incentive mechanism,etc.)was solidified to promote the participation of all employees to achieve the purpose of sustainable development,and the next step of lean production improvement work was studied and prospected.Through the continuous improvement of the above series,Dongtu Company has made significant improvements,the production process is more balanced,the on-site lean management ability is improved,and the staff innovation atmosphere is strong,embarking on a virtuous circle of development and change.This dissertation combines lean production theory with the production practice of Dongtu Company,which has certain guiding significance for the transformation of traditional car companies under the new situation. |
