| After nearly ten years of rapid development,China’s auto market has gradually become saturated.Meanwhile the market competition has become increasingly fierce and the trend of differentiation between auto companies has intensified.In the sluggish market environment,auto companies can only maintain their competitiveness in the market if they continue to launch new car model to meet the diverse needs of consumers and seize the opportunity for new models to go on the market.The construction of car production line is an important prerequisite of launch new car models.Optimizing the scheduling of the construction of the production line can speed up the launch of new models,let automakers seize market opportunities in the fierce market competition.At the same time it can also improve their project management capabilities.This thesis takes the T car welding production line construction project of A company as the research object and studies its schedule management problem under the condition of project resource constraints.This thesis first introduced the theory of project schedule management,project schedule management methods and tools and expounded the superiority of the critical chain.Secondly,it introduced the general situation and characteristics of the construction project of the T car welding production line.It analyzed the management status and problems of the schedule management from the two aspects of schedule planning and schedule control.Then used work breakdown structure,three-point estimation method and other methods to formulate project schedule and build a critical chain based on resource constraints based on the theory of constraints and built a project buffer model.The model comprehensively considered the complexity of the project process,the completion elasticity,the importance of the process,the preference of the manager and the uncertain factors,etc.and used the expert evaluation method,the attribute analytic method and the fuzzy evaluation theory to conduct qualitative and quantitative analysis of the above factors and got the buffer setting result.Finally,a buffer control matrix is used to monitor the buffer and project progress.In terms of project management,a professional division of labor mechanism,construction of digital factory,three-level management mechanism and PDCA cycle management model are proposed to escort the scheduling of T car welding production line project and the development of A Company.The analysis showed that the use of critical chains can effectively optimize the scheduling of the construction project of car welding production line.Considering the resource constraints when preparing the project schedule,not only improved the implement ability of the project schedule,but also reduced the project risk.The research in this thesis was an innovative application of the critical chain in the construction of a complex car production line.It proved the effectiveness of the critical chain in the construction project of the car production line.The research of this thesis is of great significance for improving the management ability of A company in car production line construction projects and improving the company’s competitive advantage. |
