With the goal of "carbon peaking and carbon neutrality" being put forward,China’s demand for clean,green and low-carbon energy will be further expanded.The renovation of old hydropower stations not only has the characteristics of less investment,quick results,and large profits,but also can fully implement the concept of sustainable development.As an old hydropower station,Liujiaxia Hydropower Plant has expired or even exceeded its service period,and its technical transformation is imminent.Liujiaxia Hydropower Plant Generator Reconstruction Project has complex procedures,cumbersome steps,and closely linked sub-projects.Many uncertain factors restrict the progress of the project.In the past,the progress management of construction projects mostly adopted the critical path method,which simply Considering the logical relationship between the various processes,without considering the constraints of human resources,mechanical resources,etc.,in the early stage of construction,the time is loose and resources are abundant,but as the construction period approaches,the implementation of projects with heavy tasks and tight time is more difficult to execute.In this paper,the key chain research technology is applied in the process of generator renovation,and the construction period is shortened scientifically and the whole process control is strengthened while fully considering the impact of various resources.This article combines quantitative and qualitative analysis and research,this paper takes the State Grid Gansu Liujiaxia Hydropower Plant Hydrogenerator Reconstruction Project as the research object,in view of the lack of detailed resource allocation plan,the lack of early warning and disposal ability of abnormal conditions,and the lack of effective communication among various organizations in the current schedule management of the project,the root causes are analyzed.On this basis,by introducing the existing project schedule preparation process and control methods of the hydro generator reconstruction project,and then taking the renovation project as the research object,find the problems exposed in the schedule preparation and schedule control links,trace the source and further analyze the causes of the problems.The formulation process of the schedule optimization plan is divided into five steps.First,the project is decomposed to find the critical path.Second,the three-point estimation method and the critical chain method of plan review technology are used to optimize the critical path.The third step is to buffer the resource conflicts in it.Including the determination of the project buffer and input buffer,and then dynamically monitor the implementation of the optimization effect,and finally compare and analyze the construction period,resource use effect and economic benefit before and after the optimization.The research results of this paper set an optimized construction period for the implementation of the Liujiaxia Hydropower Plant’s generator reconstruction project,and coordinate the overall situation.After formulating the feasible plan,the organization,system,material and safety guarantee measures in the implementation of the project progress optimization plan are further proposed.
