Ao Mei is the biggest refractory manufacturer of the world,and refractory is one important basic industry and the products are popular be used for linings of stainless steel ladles,cement rotary kiln and glass furnace.The product demand both domestic and oversea market sharply increased after COVID-19 in 2020.As the epidemic control work be done by excellent in China and oversea refractory plant nearly shut down without output and make import products sharply decreased,and meanwhile oversea steel,cement and glass manufacture increased much imported refractory products from Chinese market and make the total demand sharply increased.So based on this special background how to react quickly to improve output without additional investment and lower down the cost is one very important and urgent topic for all the domestic refractory plants.The context is focus on Ao Mei Chinese plant how to identify the whole production process and bottle neck presser process to use more feasible method such as lean management system to analysis the bottle neck presser parts and find out the impaction rout cause of presser capacity,and introduce lean tools as 5S to improve onsite working environment and cleanness to find out the potential equipment failure risk and also involve in TPM(Total productive maintenance)to make all the people especially presser operators to know well about presser to reduce the rate of machine shut down and downtime,meanwhile put more resources on SMED(Single Minute Exchange of Die)to make standard mold change instructions to make presser and mold operators cooperated well and optimize mold change process to combine some of the steps to reduce mold changing time.At last to make all onsite management and working instructions to be standardized and visualization to make all related workers to be familiar and more easier to gain these information for reference.Via lean management and combine Ao Mei itself special production status and also market environment to do more deep analysis and research the possibility and availability for the presser production efficiency improvement,and point out some Kaizen points and also some long term actions to ensure these improvement items could be available.The thesis analyzing and improving method and material shows innovation by certain and there will be some good reference to improve productivity for those enterprise whose production remodel frequently.
