| As automobile market has come into hot competition phase,Chinese traditional automobile industry is facing fiercely competition as well.Therefore,all main original manufacturers maker to keep advantageous position by accelerating the research and development of new vehicle models,improving quality and reducing cost.All these factors increase the risk of new project development to automotive company.And with continuous encourage national policies to support new energy vehicles and the implementation of vehicle license restriction policies in major cities,the new energy vehicle industry is booming.The cinch side door latch developed by M company,which can match electric vehicle as well as support handle free,was recognized as the new generation of smart latch.In addition to its powerful cinch switch function,the high version can also be used in fuel vehicles.With the scale effect formed by the rapid increase of potential customers,price of the product is quite advantageous,However,due to the short development lead time and large investment,risk management in this project developing is particularly important.Based on the basic theory of project risk management,taking work breakdown structure(WBS)as the main risk identification methods,combined with expert judgment,brainstorming,checklist and historical experience basis,this lecture identifies five key risk sources in the project risk management: progress risk,financial risk,technical risk,quality risk,management risk and 23 risk events.Identified risks events are qualitatively analyzed by comprehensively using probability and influence matrix;The subjective scoring method and analytic hierarchy process are used to quantitatively analyze to get the risk priority.Combining to the industry best practice and company requirement,risks were divided into 1,2 and 3levels.The project team has formulated risk response measures for all risk event,project risk was monitored in the whole life cycle through three risk monitoring methods: regular project weekly and monthly meeting,irregular risk monitoring meeting and project stage process review;Through risk monitoring,the risk with deterioration trend is found in time,and response measures planned can implement to keep the risk of the project under control and effectively ensure the smooth progress of the project.The research on project risk management in the field of automobile manufacturing has great practical and strategic significance for the development of Chinese automobile industry.The conclusions of the research not only provide targeted guidance to the enterprise for carry out product R & D project risk management,but also provide useful reference for other relevant enterprises to improve risk management. |
