Since China joined the World Trade Organization in 2001,China's footwear industry has obtained high-speed development opportunities and gradually become the world's largest footwear producer and exporter.But the fast-growing industry also inevitably faces various difficulties.As a labor-intensive industry,the development of the footwear industry is affected and restricted by many aspects such as land resources,labor prices,raw material supply,environmental protection,and sales markets.At the same time,the footwear industry has also changed in recent years: the first is the rise of online sales channels;the second is that consumers are more pursuing the fashion sense of design and the cost-effectiveness of functions;the third is the change of prod uction mode,showing the characteristics of small batches,individualization and customization.This paper takes the leather shoe production process of QBD Footwear Company as the research object.On the basis of domestic and foreign production process optimization related research,the company's organizational structure is first outlined,followed by a detailed description of the company's process flow,on-site management and workshop layout.Then draw the production process program table according to the production data,and calculate its production cycle and production line load factor through man-hour analysis.After that,through on-the-spot investigation of the company's production workshop,three aspects of process flow,on-site management and workshop layout were elaborated.In view of process problems,perform bottleneck process identification,production balance rate analysis and improvement plan design,rapid line change plan design,and RFID technology configuration plan design;for on-site management issues,carry out 6S on-site management plan design;Aiming at the existing layout problem,use the WITNESS simulation software to analyze and get the improvement points,and then use the MATLAB program based on genetic algorithm to run the solution,and get the optimization plan.For the implementation of the plan,first optimize the production process,improve the facial production line into a U-shaped line to make the production more consistent,and use the ECRS method for specific implementation;o ptimize the line change process according to the rapid line change plan to reduce the line change time;according to the RFID technology configuration plan,improve the data collection of the company's warehousing and production process;then according to the 6S management plan,implement relevant measures for production site management;then implement the workshop layout optimization design plan.Finally,by comparing the relevant data of the production process,on-site management and layout before and after the optimization,it shows that the optimization effect is good.In addition,in order to better implement the optimization plan,and to better maintain the optimization effect,three safeguard measures are proposed in order to provide ideas for the fol low-up work of the enterprise.
