With the intensification of the national real estate control,the booming real estate economy has not grown as fast as before.Affected by this,,the production and sales volume of the elevator industry with fierce competition in the past have produced a certain amount of tremors.At the same time,in each elevator enterprise,there are a series of changes to adapt to the changes of the external environment.Some companies have adopted the integration of internal resources,using their own superior resources to resist these changes.Under this background,both S company and E company which have R&D,design,production,sales and maintenance which belong to OTIS have been integrated,and the merged company has been renamed SE Elevator Co.,Ltd.After the merger,SE company developed a new elevator which is named COMMON,using multiple engineers.Although the elevator has successfully pushed into the market,its process is very tortuous that schedule has been delayed many times.How to make full use of resources in a shorter time,how to mobilize the enthusiasm of R&D personnel,and how to develop new projects in the shortest time are the main topic for managers of SE company to study.Through describing the case from various angles,using the project management method,human resource knowledge and leadership theory,this paper finds out two kinds of solutions to these problems which are made a systematic analysis and detailed investigation and summarized from project schedule management,by brainstorming method and root cause analysis method.One is the progress management of the test tower project;the other is the project control management.For the progress management of the test tower project,it is necessary to establish relatively perfect project progress management,which explain the functions of relevant people,WBS decomposition of resources,and refine the installation process that can save a lot of time for unclear responsibilities and processes.For project control management,first of all,we should improve the system software tools commonly used by R&D personnel and configure a life cycle management system which is commonly used in the development of projects in different places to solve the waste of time caused by regional differences in project development;secondly,since employees resign from the company and from the project frequently,we need more incentive plan to increase their sense of belonging to improve working efficiency,by using incentive theory and optimizing project management.Finally,the information which are acquired and supervised is from multiple perspectives and perspectives.This paper describes such a study through the new R&D projects,which can shorten the cycle,improving efficiency,raising staff's initiative,improving staff's quality,enhancing competitiveness and keeping increasing advantage.At the same time,the research of this paper,on the basis of solving the project delay of SE company,can provide some reference for enterprises and their managers who are similar to SE company,in the integration stage and have R&D,production and sales.
