With the rapid development of the real estate industry,The implementation of cross-regional or even national strategic layout of enterprises,Multi-project development is a must for enterprises.According to the statistics of the CREIS data,In 2017,there were 144 companies with annual sales of more than 10 billion yuan,Cross-regional and multi-project development makes communication and coordination between projects more complex,More conflict over resources,Ineffective operation of the project.To improve multi-project management ability and operational level,Resolving multi-project management conflicts,Domestic benchmark enterprises such as Vanke?Hengda?BGY,Have set up a special program management department to establish an effective multi-project plan management system,Improve multi-project operations,Therefore,plan management is crucial to the management of multiple projects in real estate,Worth studying.This paper is based on the basic theory of multi-project management,plan management and performance management,Through literature analysis,benchmarking enterprise comparison,internal interview and other methods,Research on how to build an effective plan management system and performance appraisal system for real estate enterprises,To improve the operational efficiency of enterprises in multi-project management.This article takes G real estate company as research object,Data analysis through interviews and documentation,Combining the actual practice of the post,It is found that G enterprise medium-and long-term strategic planning is difficult to land,Annual targets are often not met as planned,There is widespread agreement that current programme management is not working,There are certain problems in planning management from the definition,preparation,implementation,supervision and evaluation of objectives,Manifestations include imperfect system,defects,poor implementation of the system,etc..,Through comparison with industry benchmark enterprises,There are some shortcomings in the management tools,system construction and implementation of G Company,The current plan management has no way to achieve the goal of increasing operational efficiency.Through the diagnosis and analysis of existing problems in planning management,Suggest improvement to G Real Estate's plan management,Establish effective program management and implementation guarantee in personnel,ideology,etc..;Construct a perfect planning system,Make overall improvement in the preparation,implementation,summary and evaluation of the plan,Optimizing tools for current plan management.Through a study of the management of G's plans,Hope to improve and improve the management of G's plans,And to other real estate enterprises plan management to play a reference role.
