From the second half of 2017,financial industry entered into a new era of strong supervision,and financial institutions returned to the origin.Such change accelerated the prosperous development of financial technology,more and more banks started to focus on the intelligent construction and transformation of branches.However,the intelligent bank construction project is complicated in composition,and the project implementation consists of many "single projects".There hasn't been any normalized project management method for intelligent bank construction project yet in the industry.Meanwhile,the intelligent bank construction project also integrates artificial intelligence,biometric feature recognition and big data analysis technology in combination with intelligent equipment and platform software.Fill up the data blank between client transaction data and potential client demand by collecting and analyzing the client behavior data at bank branches,cognize and measure client behavior,and promote the improvement of marketing mode and strategies.Dock with bank financial data by big data analysis software,build client recommended models for product client groups,and improve marketing resource configuration efficiency and client experience effect,realize targeted client marketing,and improve the conversion rate of branches by direct result output and the linkage with branch equipment and facilities.It contains"single projects" from software platform demand analysis,preliminary design,specific design,development test to online and branch environment preparation,and each intelligent bank construction project consists of many "single projects",while features of the bank industry also decide the feasibility to simultaneously carry out and implement such intelligent bank projects in many cities,and form "intelligent bank construction project group".The author found out that,the traditional "single project" implementation and management method can no longer adapt to the construction requirements of the intelligent bank project while implementing the construction of "intelligent bank construction project group".To sum up,there are three outstanding problems in the current intelligent bank construction project:Lack in efficient project organization scheme,efficient project group program(procedure)management means,specific project risk control methods and the sharing system to re-use all kinds of knowledge.The author studied,analyzed and discussed about PRINCE2 from its histories,features,process and configuration management,and made parallel comparison with PMBOK(Project Management Body of Knowledge)of Project Management Institute(PMI),and found out the features of PRINCE2 in the organization management,risk management,and knowledge management of project group in combination with actual cases.In case of applying PRINCE2 in the construction management of "intelligent bank construction project group",starting from making clear the project organization of project group,formulating series of project management programs for each project,making project participators follow unified procedures in work,and building the knowledge management system that can be re-used,the current 3 problems can be effectively solved.Project breakdown in the implementation of "intelligent bank construction project group" is an essential process before implementing intelligent bank construction project.Sort out and classify project components by building project breakdown structure(PBS for short);Make systematic plan and breakdown for the work task assigned by the project object based on project composition,build the work breakdown structure(WBS for short),and refine work task procedures and target;Build the organization structure to implement and manage projects based on the task,and form organization breakdown structure(OBS for short).The author directly uses PBS,WBS and OBS breakdown system results as the guidance documents for PRINCE2 project preparation and project starting period.In the project construction period,PRINCE2 structural method and PRINCE2 technologies are used,to complete the management of project in the entire life cycle.Besides,it has also perfected the performance management of "intelligent bank construction project group" project team by referring to PRINCE2 process method for realizing team target.As can be seen from the process of planning,supervision,control and evaluation,intelligent bank construction project is a typical multi-project,with fast technical upgrading of system integration projects,strong personnel configuration mobility,complicated management,and other risk features.This study starts the project risk management plan,accurately evaluates risks,and formulates risk coping plan by referring to relevant research theories of project risk management.To verify the feasibility and effectiveness to apply PRINCE2 organization management,risk management,knowledge management and performance control method in intelligent bank construction project group,the author chose certain rural commercial bank(hereinafter referred to as S Bank)in an eastern coastal province as the practical case for verification.Form corresponding sample achievements in each phase of PRINCE2;Conduct project breakdown for the intelligent bank construction project by using product,project,work and management organization breakdown structure technologies;Use relevant risk evaluation methods,to extract risk points in the intelligent bank construction project,form quantitative evaluation standard of risks in combination with human resource scheduling principle,and verify according to the actual construction cases.After verification,all of these three methods and technologies can gain good effect,and the project construction achievement can reach to and even exceed the client's expectation.The author will further study the docking problems between PRINCE2 project management method and the current project management methods of the third party manufacturer,multi-party participated projects,compatible information sharing and protection problems of PRINCE2 proj ect management method.
