Over the years,with the continuous development of China's automotive industry,the automotive market prospects have been good,and the market competition environment has become increasingly fierce.In order to maintain competitiveness,automotive enterprises continue to develop new products,through the introduction of old and new ways in order to be able to occupy a place in the market share.The diversified market demand makes the demand of automobile users develop in the direction of diversification,which forces automobile enterprises to face the problem of transformation and upgrading to meet the needs of different consumers.The processing technology and technical standards of automotive manufacturing are becoming more and more mature.Autonomous research and development capability of new automotive products has become a key element of the core competitiveness of the new round of automotive industry.Perfect product research and development process is an important guarantee for the successful completion of automotive research and development projects.Therefore,how to optimize product research and development process through scientific methods and steps to improve the overall efficiency of automotive research and development is the main content of this paper.This paper takes the current automotive product development process of FV Company as an example,synthetically uses gate management theory,life cycle theory and project management theory,summarizes the current vehicle research and development management process model of FV Company through investigation and research,and points out the overall process of vehicle research and development management,the organizational structure of process management and decision-making process.On this basis,the problems of FV company's product development process in four aspects,such as project management organization structure,product development process,product plan formulation process and milestone node review process,are found.In the organizational structure of project management,there are inherent drawbacks in matrix project management structure,unequal responsibilities and authorizations of product managers;in the process of product plan development,the quality of product feasibility analysis is not high,hidden dangers exist in product plan planning,and inaccurate product cost estimation;in the process of product plan formulation,there are many drawbacks in matrix project management structure.The lack of risk prevention for technical problems,the lack of professionalism in scheme formulation,and the lack of alternative scheme comparison;in the process of milestone node evaluation,the node evaluation is not strictly checked,and the effect of node evaluation is not good.Based on the principle of simplification,integration and overall optimization,a series of optimization schemes are designed to rationally configure research and development management organization structure,shorten product research and development management cycle and improve research and development management efficiency.The overall optimization of vehicle research and development management process of FV company is realized by optimizing matrix structure,product scheme development process,product scheme formulation process and milestone node evaluation process.It is proposed to reduce the resistance of process optimization implementation,strengthen staff business process training,improve the performance appraisal mechanism of research and development management personnel,formulate vehicle research and development management process standards,and build an information management platform for product research and development management to ensure and implement the process optimization.Finally,the paper summarizes the effect of FV automobile research and development management management process optimization,and points out the shortcomings of the paper and future research prospects.
