S company is a small and medium-sized software enterprise with a scale of 100 people in seven years.Past projects rely on experience management.In 2020,the number of projects with delayed delivery exceeded 90%,and the project schedule deviation was 30%.The research attempts to solve the problem of out of control progress of S company through the following steps:(1)Select the pilot project and study the application of project schedule management theory and method to ensure the zero deviation delivery of the pilot project.(2)Promote and use the progress management research results obtained from the pilot project within S company,solve the serious problem of out of control of the company’s project progress management,and improve the overall project progress management ability.(3)Enrich the application research of project schedule management theory of small and medium-sized enterprises,and provide reference for the research of other projects of S company and similar problems in the industry.Selecting project M as the pilot,taking PMBOK project management knowledge system as the basis,referring to the knowledge in the fields of scope management,schedule management and cost management,and applying work breakdown structure method,critical chain method,critical chain progress and buffer consumption ratio method.This paper makes an application research on the scope definition,preparation of project schedule and control of project progress of project M.The research results achieved the zero deviation delivery of M project.S company popularized the research results of M project in other projects of the company,and the overall project schedule deviation was controlled within 10%,which solved the problem of out of control project schedule management,improved the overall project schedule management performance,and is expected to reduce the R & D cost by 8.3%throughout the year.
