As an old IPTV(interactive TV)value-added service provider,VJ Company started a new journey of "vision" business by integrating technological innovation in2020,and realize the interconnection between TV screens and mobile screens in the industry for the first time,which has attracted attention.As the business gradually matures,it also exposes many problems in project schedule management.As the first product in the business of vision sense,new products of vision sense fitness have broken their delivery promises for many times,seriously affecting the performance assessment of operators,resulting in greatly reduced traffic and purchase conversion rate.Timely delivery has become an important issue for the company and the team to solve urgently.Based on the theory of project management and project schedule management,this thesis conducts relevant research on the new product R&D project of visual sense fitness through scientific methods and steps.Firstly,sort out the status positioning problems and reasons.Through investigation and research,it is found that the problems are mainly reflected in five aspects: delivery delay,fuzzy scope of project activities,critical path missing,"student syndrome",and failure of project progress supervision.Then trace back to the source and analyze the reasons,including frequent changes in project requirements,inaccurate definition of project activities,lack of scientific guidance for project progress preparation,and rough supervision of project progress;Then,to design an effective improvement scheme: in view of the frequent changes in requirements,to establish a "one search,two evaluation and three review" requirements collection and review mechanism;In view of the inaccurate definition of project activities,WBS structure decomposition is adopted.In view of the unscientific preparation of the project schedule,PERT and critical path method were used to scientifically evaluate and adjust the construction period,and buffer was set to security guarantee for the project implementation,so as to form a scientific and effective project schedule.The result is also optimistic.After the improvement,the total construction period of the project is changed from the original 138 working days to 123.5 working days,which effectively reduces the construction period by 10.5%.Finally,relevant safeguard measures should be put forward to comprehensively promote the implementation of the improvement plan,including:(1)adjustment of organizational structure,setting up project management office and project manager post for professional project management;(2)Incentive guarantee to stimulate members’ enthusiasm and sense of responsibility;(3)Risk guarantee,delivering environmental risk assessment plan in advance;(4)Technical support.Continuous technological innovation is also one of the favorable barriers for the implementation of the scheme.The birth of visual sensing business is a new breakthrough of the company.The products will be more competitive in the future,from semi-self-developed to fully selfdeveloped.The research results of this thesis will solve the current delivery predicament of the new product R&D project of Vision and sense fitness,actively promote the company’s business development,and enhance the competitiveness of the industry.This thesis is a typical study combining theory with practice.It not only solves problems existing in the progress management of the new product development of the R&D visual fitness,but also provides valuable project management experience for other product lines of vision perception,which has great significance for the improvement of the overall project management level of the company.
