With the advancement and deepening of economic globalization and international division of labor,the greatly improved transportation efficiency has reduced the transportation costs caused by the decentralization of production areas,coupled with the wide application of information technology,such as digital economy,etc.,it has also reduced the cost of traditional production management and further expanded the scope of production space distribution.With the continuous improvement of the level of economic development in some developing countries,the expansion of market demand has also increased the profitability and attractiveness of transnational production layout in emerging markets.Many companies with both brand influence and R&D strength,while retaining marketing and R&D headquarters,gradually transfer their production bases to some emerging economies,so OEM(Original Equipment Manufacturer),ODM(Original Design Manufacturer)and JDM(Joint Design).Manufacturer,codesign manufacturer)came into being.China’s industrial division of labor has also shifted from simple production to focusing on technology and market.For the electronic manufacturing industry,Customers need to go through a series of process management from putting forward the demand for new products to completing the delivery,including marketing,research and development,procurement,planning,production,quality,shipment,finance,etc.People in all departments need to be aligned and highly coordinated in order to achieve the ultimate goal.Efficient and high-quality mass production is a very key goal,and project management plays a farreaching role in achieving this key goal.Taking a foreign-funded company as an example,through literature research and case studies,it is found and summarized three problems in the project management process of Fulai in the new product introduction stage,namely long pre-production preparation time,low team efficiency and high cost,and then analyzed the reasons for them.Through WBS,parallel principle,Gantt chart,change management,communication management and cost management methods,reduce repetitive actions,and propose corresponding optimization schemes,such as the introduction of material special demand procurement process,material design change risk classification,project manager appointment and training,shaping the team’s structured thinking ability,team building,increasing the performance evaluation weight of project managers,and introducing project start-up costs,etc.Then,the overall optimization design is carried out,and the overall project initiation process is taken as the general framework to summarize the mutual coordination between the optimization schemes.Based on a new project in the new product introduction stage,implement an optimization plan,follow up and review the implementation effect,and make a preliminary analysis of the overall effect.Finally,four major implementation guarantees are proposed,namely,the support guarantee of high-level management,the system guarantee,the information system guarantee and the cultural guarantee.The overall goal is to shorten the pre-production preparation time,improve teamwork efficiency and strengthen cost management and benefits,so as to ultimately improve the overall operational efficiency and goal achievement of Fulai,and also provide reference for other projects or other companies of the company. |
