| In recent years,the competition and incentives of enterprises have led to transformation and upgrading in order to occupy a place in the market.As a global leader in semiconductors,how can Group B make good use of such huge business flows,capital flows,and information flows to generate high-quality data flows?And creating greater value has become a key issue that needs to be solved urgently in the digital age.Group B’s production,supply and marketing platform project portfolio covers Group B’s main business,spanning multiple regions and organizations,and is relatively complex and risky.The success of this project indicates whether Group B’s transformation can take the first step.step.Therefore,it is necessary to carry out risk management research on the project before the project is implemented,and combine the relevant theoretical knowledge of project portfolio risk management to systematically identify the risk sources of the project,and formulate different response plans for the identified risks to improve the project.success rate.Firstly,this paper takes Group B as the research object,identifies and analyzes the risks of the project portfolio of Group B’s production,supply and marketing platform,uses the brainstorming method and Delphi method to identify the project risk list,builds the project risk decomposition structure,and then uses qualitative and quantitative methods which is used for risk assessment,the proportion of each risk is determined by analytic hierarchy process,and the 80/20 rule is used to classify the identified risks.The risk assessment results of the project portfolio of the production,supply and marketing platform.Secondly,according to different risks,we propose measures to accept,avoid and eliminate them,so as to improve the quality of the project portfolio of Group B’s production,supply and marketing platform and the success rate of implementation.Among them,for the technical allocation problem of shared materials in personnel and technical risks that are difficult to solve,the simulation method is used,and the planning and solving model of operations research is used to obtain the optimal solution through multiple decision variables and constraints,and the corresponding results are obtained implementation.Finally,in order to ensure the effective implementation of risk response measures,risk management safeguard measuresare formulated from four aspects:project risk planning,internal control,talent introduction and training incentives.The research of this paper provides a reference for the risk management of the project portfolio of the production,supply and marketing platform of Group B,improves the success rate of the project,and has a certain reference value for the construction of the information sharing system of the manufacturing industry. |
