With the development of economic globalization, the market competition environment is becoming increasingly fierce, and the survival and development of enterprises are becoming increasingly difficult. In particular, the COVID-19 epidemic in recent years has not only seriously affected people’s lives, but also seriously affected the operation of enterprises, especially the supply chain of enterprises, resulting in increased costs, shortage of raw materials, poor logistics, etc. How the enterprise supply chain can achieve the function of reducing costs and increasing efficiency has a great impact on the market competitiveness of enterprises. As an important link at each node of the supply chain, warehousing is the key guarantee for production enterprises to support production and deliver goods on time.T Company is a foreign-funded medical device manufacturing enterprise. With the development of its business, many production bases operate simultaneously, and the demand for low-cost and efficient storage management is increasingly strong.Although the continuous improvement of supply chain has been carried out in T Company for many years, the improvement focusing on warehouse management optimization is still less. Therefore, from the perspective of supply chain system management, through the VSM(Value Stream Mapping)tool, the systematic research on the warehouse planning and management process of T Company has become the topic of this study,so as to establish a set of warehouse management system to support the sustainable and stable development of the company under the new situation.Firstly, this study uses the methods of literature review, case analysis and field interview, and based on the supply chain management theory, warehouse management theory and lean production theory, deeply studies the current situation of T company’s warehouse management, and identifies and diagnoses the problems and their causes;Secondly, based on the perspective of supply chain, the corresponding optimization scheme is proposed, and the phased optimization effect is examined; Finally, according to the management enlightenment obtained from the phased optimization effect, the countermeasures and suggestions for further optimization are put forward. The research results show that:(1)The main problems in T company’s warehouse management include frequent warehouse "explosion" issues, increasing storage costs, and inconsistent operational processes across warehouses.(2)The main reasons for these problems are a lack of systematic planning based on the supply chain perspective,a lack of scientific and reasonable warehouse management mechanisms, and a lack of consistent and reliable warehouse operation processes..(3)Optimize material flow to solve the problem of "warehouse explosion".Establish a standard central warehouse to address the continuous increase in storage costs. To address the issue of inconsistent warehouse operation processes,a suitable WMS system has been launched.(4)Through the phased effect verification of the optimization scheme, the material flow optimization has improved the storage capacity and reduced "warehouse explosion";Self operated central warehouses have reduced storage costs; The new WMS system has standardized the warehouse operation process, improving efficiency and quality.(5)The management inspiration of this study is that the systematic thinking of supply chain management is particularly important for warehouse management. The coordination and balance of various elements of warehouse management is the key to unleashing the value of warehousing, and high-level support is a strong guarantee for the promotion and implementation of optimization plans.(6)The final countermeasures and suggestions are to establish and maintain the systematic awareness of supply chain management, continue to improve the collaborative warehouse management system, with leaders taking the lead, all staff participating and continuous improvement. This study can serve as a practical reference for further optimizing warehouse management in other factories of T Company in the future, and can also provide reference for improving warehouse management in other domestic medical device companies. |
