With the acceleration of the process of global economic integration,the division of labor in various industries has been further refined.Whether multinational,joint venture or local enterprises,there is a trend to reduce internal production and increase outsourcing.According to statistics,the average outsourcing cost accounts for about 60% of the total product cost.Therefore,modern enterprises pay more and more attention to procurement management.The essence of procurement management is supply chain management,and the core is supplier management.However,with the continuous expansion of the enterprise scale,the achievement rate of suppliers in terms of quality,delivery and other indicators tends to decline,which will seriously affect the production and operation of the enterprise.In order to better adapt to the larger business volume in the future,it is urgent to improve the supplier management mode.Taking GF automobile company as the research object,this paper analyzes the problems existing in the supplier management of GF automobile company and puts forward suggestions for improvement by using the characteristic methods of supplier management such as Kraljic Matrix,benchmarking analysis,analytic hierarchy process and operation cost evaluation,and combining the relevant theories of supplier management such as supplier management,supplier relationship management and supplier performance management.Specifically,this paper first describes the research status of supplier management,supplier relationship management and supplier performance management at home and abroad.Through induction and summary,it lays a theoretical foundation for the subsequent raising and analysis of problems and the formulation of improvement plans.Secondly,based on the current situation of GF company’s supplier management,this paper puts forward the main problems in GF company’s supplier management,including low achievement rate of supplier improvement objectives,imperfect supplier grading management and incomplete supplier performance evaluation system,and analyzes the main reasons for the corresponding problems,including lack of supplier policy management methods,lack of supplier grading management methods and unreasonable supplier performance evaluation methods.Thirdly,aiming at the problems and the reasons behind them,this paper puts forward improvement countermeasures,including strengthening the supplier policy management,improving the supplier grading management method,and constructing the supplier performance evaluation system.Finally,this paper discusses the safeguard measures(organization,system,personnel,technology)of the improvement measures and the implementation effect of the verification,including improving the achievement rate of suppliers’ improvement objectives,improving the hierarchical management of suppliers,and improving the supplier performance evaluation system.This paper puts forward a series of suggestions and countermeasures to help GF company improve the supplier management mode,improve the supplier management ability,improve the supplier performance level,and further strengthen the win-win partnership with suppliers;At the same time,it provides experience for other domestic automobile enterprises,especially joint venture automobile brands,to improve their supplier management. |
