In this research paper,the production line A of MD Company in the household appliance industry is studied.Combined with the relevant theories and tools of lean production,the production status of production line A of MD Company is analyzed.Aiming at the two major problems of low production efficiency and excessive change time of production line A of MD Company,the standard improvement and rapid change improvement methods are used to optimize.The main research contents are as follows:(1)Research on production line balance and efficiency improvement: the PCPQ process product analysis method is used to select the main series of products in the company for research.Aiming at the low efficiency of production line A of MD company,the standardized analysis and improvement of production line A,the optimization and elimination of bottleneck posts,the forward full load design of the line body,the established double box system operation mode,the addition of buffer stations,the realization of front material collection for employees After reducing the abnormal time and short stop,the overall production efficiency of the line body is improved,31% improvement in final production line efficiency.(2)Research on rapid type change: in view of the problems of multiple type change frequency and long type change time of production line A of MD Company,the rapid type change technology in lean production is adopted to shorten the type change time.It mainly includes the elimination of direct waste,the transfer of internal time to external time as far as possible,the optimization of internal time reduction,the quick confirmation of the first article,the summary of the difficulty of conversion between models after sorting out the differences of models,the optimization of the tooling,and the sorting of the post comparison table of different models to guide the teams to quickly guide and adjust the arrival of personnel at corresponding posts,so as to reduce the internal operation time and reduce the overall transformation time,the final change time is reduced by 80%.(3)Study the implementation mode of MD Company’s lean operation system(MBS): set up an improvement project team with one week as the improvement cycle,and use lean improvement tools to achieve it,and specifically introduce the detailed implementation methods and steps of the standardized improvement week and the rapid change improvement week,forming a specific improvement methodology to guide the lean improvement of the on-site production line,Then drive the lean improvement system of the whole factory and the company through the lean improvement of the on-site production line.This research paper expounds the application of lean production methodology to solve the problems in actual production,and summarizes the improvement methodology and the precipitation of the improvement project development method,providing improvement ideas and methods for the follow-up lean production process in the household appliance industry.
