In the context of integration of world economy,especially trade frictions between China and the United States and the COVID-19 pandemic,the manufacturing industry is extremely competitive.Enterprises are facing the pressure of rising prices,customer diversified demands and more stringent requirements on cost and order delivery time.Therefore,the manufacturing industry learning advanced management experience for achieving low cost,high efficiency,fast pace of order delivery has a very positive role,it not only improves the management level of enterprises,but also enhances the market competitiveness of enterprises.Lean production is a mature production management method which widely recognized by enterprises after decades of development and improvement.It is an effective method to improve the management level of enterprises and the way of production organization.Help enterprises having greater cost advantages,more flexible order switching,and lower inventory amount to obtain higher income in the fierce market competition.This paper takes M company’s production management as the research object,takes lean thought as the theoretical guidance,draws lessons from relevant theoretical experience at home and abroad,as well as the extensive investigation of M company’s production site,and deeply analyzes the status of M Company’s production process.It is concluded that M company has some production site problems,such as inadequate site management,high inventory of WIP,unstable equipment and insufficient production equalization.Then,value stream map and fishbone map were used to find the cause of the problem.Taking the cleaner product of M company as the example,drawing the valve stream map after field visits and date collection.Classify the five factors of production then drawing the fishbone map,thereby analyzing the problems existed in enterprises and finding out the main reasons.In view of the reason,put forward the overall improvement plan for M company,that is,the promotion plan of production site management and production organization.Through importing the 5S management mode to improve the management level of production site,strengthen employees’ attention to 5S,complete the education and training,supervision and management,reward system.Import JIT production method to improve production organization and management level,implement improvement plan from production unit,multifaceted labor,standard operation,full production and maintenance,balanced production,scientific planning,small batch production,Kanban management and other aspects.Finally,from the perspective of implementation and guarantee of the scheme,the paper puts forward the measures such as lean culture,continuous improvement system,employee training and inspection system to consolidate the results of lean improvement and make M company’s lean culture take root.Through a series of continuous improvement,M company’s site management level has been greatly improved.The site clearly marked and environment is clean,the inventory of intermediate goods continues to decrease,and several production units realize zero inventory,the production efficiency is significantly improved,the delivery cycle is controlled within 3 days,economic returns grew steadily.This paper combines the lean production theory with the actual production situation of M Company,which has a certain theoretical and practical guiding significance for the lean road of machinery manufacturing industry.
