With the fast development of China automotive in the past few years,lots of new brand and vehicle model spring up,personalized demand from customer becomes more and more obvious.In order to meet customer’s requirement,the enterprise develop the new model into the market constantly,therefore,it changes the production model from traditional mass production to low volume&high mix new model.The enterprise must switch the product type frequently to satisfy all customers’ delivery in such variety devices,and the changeover time is the huge challenge blocked the enterprise,and it impacts the production capacity and the operation performance of the enterprise.So how to reduce the changeover time is becoming the hot topic in modern enterprises,and SMED(single minute of exchange of die)can improve the changeover process to reduce changeover time,all this will help to increase the competitiveness of the enterprise.The paper states the theory and basic tools of lean production,as well as the research and application status in all around the world.It also shows the ways to shorten the changeover time based on SMED of Lean production.As the rotor is the key component for motor at E company,the paper takes rotor line of E company as example,which is a kind of low volume&high mix production in automotive field.The article collects related date and shows the current changeover status of E company,meanwhile,it also analysis the problem and root cause constrained the changeover time by SMED theory&Tools.After that,it indicates some solutions to reduce changeover time,Firstly,separate the changeover tasks into internal setup and external setup tasks.And then,in order to remove the internal setup time to external setup time,advice to take actions to reduce the internal setup time,such as optimize the operator workload,optimize the tools,whole die change,prepare raw material&fixture in advance as well as improve operation workflow.And then,the paper indicates how to organize the company resource to implement the quick changeover.At last,the paper shows the benefit for the company,such as machine efficiency improvement,productivity improvement,production cycle time reduction and work in process reduction.
